Listening Beyond The Superficial

"I know you hear me, but are you listening to me?"

That's something one of my teachers used to say to the class back in yeshiva day school. 

The New York Times reports on a company that is pioneering the study of "Emotional Analytics."

Beyond Verbal is helping to "reach beyond the verbal" and listen for mood, attitude, and personality of the speaker. 

The point is that if you listen carefully, you can decode a person's mood--almost like a "human emotional genome."

Beyond Verbal can already identify "400 variations" of emotions not based on the words chosen, but rather based on the tone and frequency of use. 

For example, is the person telling you over and over again about a products problems--and are they getting annoyed that you aren't getting it!

Through a speech analytics engine that examines patterns of verbal use, we can classify whether a person is dissatisfied, escalating, and so on.

This can be extremely useful, for example, in call centers that service (perhaps some irate) customers.

Also, speech analytics could help us with uncovering deception from terrorists or moles in the government by detecting threatening or nervous emotions that the subjects are trying to hide. 

Potentially, this software could be helpful in our personal lives as well in terms of identifying the context and providing the E.I. (emotional intelligence) to understand what a person is r-e-a-l-l-y saying to us, rather than just perhaps the superficial words themselves. 

If we can not only hear someone else, but listen better and perceive more precisely what they are trying to tell us and what they are feeling, then we can problem-solve and resolve situations better and more quickly.

Software like this could definitely help keep me out of the doghouse at home. ;-)

Engaging and Listening

It was unexpected that the day after I blogged about a number of change organizations attracting attention in our society, particularly from our young people, that I saw it for myself on the streets of Washington, D.C.

Yet another change organization--different from the two that I wrote about yesterday--this one called "Be The Change" with three national campaigns currently:

- Service Nation--encourages a year of national service "to tackle pressing social issues."

- Opportunity Nation--advocates for expanded economic mobility for all young people and to "close the opportunity gap in America."

- Got Your 6--seeks to create opportunities for veterans. 

Has "change" just become cliche or are people genuinely looking for something that is missing in today's culture, values, and norms. 

These smiling people certainly seem to be excited about change.

It just makes you wonder--what is it that people are desperately missing in their lives and want en masse to change? How do we help people find that missing link and achieve real enthusiasm for what we are doing and where we are going? 

As leaders, it is our duty to understand and meet the genuine needs of the people...somehow doing this on the street corner by volunteers (as hardworking and noble as it is) seems to missing the larger point of government by the people for the people. 

We need more politicians engaging and more people feeling they are being listened to. ;-)

Live A Good Life, Choose Right


Whether you're Jewish, Christian, Muslim, or any other religion, I think this is a great music video on living an introspective life, choosing right from wrong, and replacing guilt with inspiration. 

We are all confronted every day with situations that are tests of our moral fiber and courage to do what's right--not necessarily what is easy,

We should choose carefully, consciously, and with a mind toward the master of the universe who watches over us. 

While we don't control everything that happens, we can definitely make a difference in the world by the way we conduct ourselves to our G-d and to each other. 

Listening, caring, being sensitive to others, treating others with respect and dignity, trying to help wherever and whenever we can--we can all make a positive contribution. 

Well done with the music video to remind us of what's important--thank you Maccabeats!

When Requirements Go Awry

You may have seen this before--it is a great comic strip on how requirements can go awry. 

When you look at how product or service requirements look from each person's vantage point, it is easy to see how they can be misunderstand, misinterpreted, or misrepresented. 

Getting clarity of the tire swing before we start can save a lot of wasted time, effort, and money on building contraptions that no one wanted or needs. 

Get the business and technical requirements spelled out in as much detail as possible from all parties; document, document, document; and have the customer approval and sign off on these. 

Build to specification, on time, and within budget and make sure it meets the operational mission needs and strategic vision of the organization.

When Desperation Turns Deadly

It was shocking to read that suicide deaths in the U.S. have now surpassed deaths by motor vehicle accidents.

In 2010, there were over 38,000 suicides compared with almost 34,000 motor vehicle deaths (or 14.1 suicides per 100,000 people aged 10 and older versus 10.7 deaths from motor vehicles). 

Motor vehicle deaths have been, thank G-d, declining since 1999, while suicides are unfortunately up by almost a third (31%). 

Suicide for working adults were double other demographics (and highest for those in their 50's), while for teens and the elderly, the rates stayed flat. 

According to the Wall Street Journal (3 May 2012), for middle-age people 35-64, suicide is now the 4th highest cause of death after cancer, heart disease, and unintentional injury (e.g. drowning). 

Suicide prevention efforts that have typically been directed to at-risk teenagers and the elderly are now being looked at for greater focus on middle-aged adults. 

The article points to tough economic times (with the recession of 2007) as a potential factor in the increase. 

I would assume also that the 10 years of war in Iraq and Afghanistan have contributed to the increase as well due to posttraumatic stress disorder. 

Yet, suicide is a very final act of escape for those acutely suffering from economic hardships, the horrors of war, and depression--and we can only imagine how much pain these people must be feeling to do the unthinkable. 

I am familiar with teenagers and adults taking or attempting suicide--some have survived and others have died. 

For those lucky enough to survive, they have the opportunity to rebuild their lives and try again, while those who didn't make it, their loved ones suffer with the emptiness that was once a loving and caring individual, part of their lives. 

I was taught in Yeshiva that suicide is a very grave sin and people don't have the right to take the life that G-d granted them, but in my mind, those who suffer so as to attempt or commit suicide are probably not in a state of mind or in full control of themselves to be fully responsible. 

It is worth thinking about that if 38,000 actually commit suicide a year, how many more attempt it, contemplate it often, or otherwise consider it occasionally. 

People need help coping. I remember learning in English class in college that "all men live lives of quiet desperation," and I wonder how many are out there suffering inside--at times desperate, but usually putting a smile on their faces. 

We need to look beyond the surface of what people are going through, have empathy, have mercy, and give plentifully of your time, and kindness to all--you may just be saving a desperate life from taking that one last and unforgiving step.

Savor Every Moment


This is an awesome slow motion video from Gizmodo.

It is taken with a Phantom Flex4k camera at 1000 frames per second and high resolution 4096 x 2160.

This camera can capture "explosions, crashes, and other split-second events" in amazing detail and costs over $100,000, but in a sense it is a small price to pay for what the value of what you can get from it. 

When I watched this video of the firefighters going into action, I felt as if I was really there experiencing the true heat of the fire, the thick smell of the smoke, the fear of what lay in the dark and burning building, and the human determination for everyone working together to put it out and save lives. 

This made me think about how in rushing around all the time to do everything that others expect of us and that we expect of ourselves that we often aren't fully in touch with the moment. 

It's more like we are just trying to get through it while everything is passing us by, and we are in a disconnected fugue state.

I imagine that at the end of life, we look back at the many moments that we don't fully remember, experienced in just a cold and hurried manner, and that we never got to really feel or savor

If only we had been in the moment, maybe we would have listened to others better, been more empathetic, less judging and critical, and said and done the right things more often. 

Being in the moment would enable us to more fully experience it, remember it, learn from it, grow with it, be together in it--and really be alive (and not a bunch of Walking Dead zombies half the time)!

This video is an eye-opener and wake up call to slow down, experience, and feel life, rather than have it just pass us so quickly and shallowly by. ;-)

Don't Underestimate The Stress of Change

Regularly in IT, we field new technologies and systems.

Often, we don't pay enough attention to the details of change management and what that means to our users. 

A great article in Government Executive Magazine by Dr. Victoria Grady really hits this right on. 

Grady points out something that is often overlooked: people have an instinctual predisposition to attach to/lean on objects and intangibles--including things like office spaces, systems, business processes, organizational structures, leaderships styles, and so on. 

If you take that away--excuse the simile, but it is like taking candy away from a baby--you are going to get a lot of (often understandable) whining, crying, and resistance.

The key is understand that people in a sense really all have a kid inside them, and they need to be listened to, understood, empathized with, and cared for. 

Changing out IT systems, restructuring the office, or doing a reorganization (as much as they may be needed) can cause people huge amounts of stress and the organization productivity losses, if not done right. 

Remember, you are changing up people's status quo, what they know, their security blanket, and you need to be mindful of and implement a robust communication and change management strategy. 

What I have found is that one thing that raises the stress tempo is when people don't have enough information on the change that is coming, how that impacts them, and how "everything will be okay."

The more unknowns, the more stress. 

While you cannot share information you don't yet have or perhaps that is not yet baked, you can be honest and tell people what you do know, what you are still investigating, perhaps what some of the options are, timeframes, and of course, solicit their input. 

To the extent that people are kept in the loop and can influence the process--the more control they have--the better they can cope and adjust. 

Not that adults are children, but the analogy still holds, when you take away a bottle from a infant, you better have a pacifier to keep them happy--in this case, the pacifier is the replacement thing that people need to attach to/lean on to feel secure in their jobs. 

If you are changing out systems, make sure the new system is well vetted, tested, and trained with the end-users, so they know and feel comfortable with the change--and they have the confidence in you and your team, the new system, and in themselves to handle it. 

Same goes for other changes in the organization--you can mitigate stress through communication, collaboration, testing, training, and other confidence building measures. 

Adults and babies are a lot happier and better able to deal with change, when they are taken care of properly.

We are all somewhat change adverse and that is a basic survival instinct, so we sometimes need to take baby steps, walk before we run, and work together to change as a group and ensure that the "new" is indeed better than the "old."  ;-)

I'm Looking At You Looking At Me Looking At You

Almax, the Italian maker of mannequins has a new high-tech version that does more than stand around and look pretty.

The EyeSee Mannequin has a camera built into its eye that watches you while you shop. 

According to Bloomberg BusinessWeek (6 December 2012), the EyeSee Mannequin sells for about $5,130 and it conducts consumer profiling--using technology to identify criminals--it determines your age, gender, and race and tracks your shopping patterns. 

Newer versions of EyeSee will likely have a sensor for hearing you as well, so it can "eavesdrop on what shoppers say about the mannequin's attire."

Next to these mannequins, you have to consider who are the real dummies, when everything you do and say can be monitored. 

Next time, you're peering at that mannequin, be careful, it may be peering right back at you--and when it says something be ready to jump. ;-)

EI Differentiates Us From ET

An extra-terrestrial (ET) from outer-space is alien to the human race and our culture and norms.

You wouldn't expect an ET--despite maybe their great technology that gets them here--to understand us Earthlings and treat us properly.

They may try and capture us and even harvest our vital resources (and organs), but no, they probably wouldn't be overly concerned with with how they act or treat us.

Hence, Emotional Intelligence (EI) is what differentiates us from ETs.

With EI we manage both our ourselves and our relationships--like (proper) human beings.

EI is made up of personal competencies and social competencies.
In terms of personal competencies--we need to be self-aware and manage ourselves with authenticity and self control--and not act like a bunch of unseemly aliens.

From a social competency perspective--we must extend ourselves to become socially aware and manage our relationships tactfully--so we don't go chasing and laser-beaming others.

There are a number of important social skills for us Earthlings to master if we want to live nicely with others:

- Listening--that's why G-d gave people 2 ears and 1 month (of course, aliens have the opposite--2 mouths and 1 ear).

- Feeling--showing empathy for our fellow human beings--understanding their interests, concerns, and perspectives (like no alien can).

- Giving--being selfless, giving, and nurturing to others personally and having a service-orientation to our customers.

- Teaming--developing and maintaining a breadth of interpersonal relationships and sharing and collaborating with them (this will help you fight off the invading ETs when they arrive).

- Managing conflict--deescalating issues and negotiating with others to reach agreements and resolutions (if only we could negotiate with the aliens not to eat us). 

- Visioning--coming up with and championing a forward-thinking and compelling strategy.

- Managing change--influencing and leading others to adopt new ideas and change the status quo (we need to change, learn, grow, and improve--because it's a big intergalactic world out there).

These are a lot of critical and challenging skills to master and no one is perfect at all of them.

But as imperfect as we are, it is our trust and test in life to be more than warring Earthlings fighting each other over continuously scarce resources, but instead to become social creatures as well--where we lean to gracefully manage ourselves and our relationships. 

Unlike ETs, we human beings are in so many ways--with EI--better than that! ;-)

From Coworker to Killer

People are people, but there are some who walk a fine and dangerous line. 

Some are stable, rational people--those, that we hope we can depend on. 

Others are prime time wack jobs--they are not "safe" and everyone knows to beware of them.

Finally, there are those who are like firecrackers, one step away from explosion--and these can pose a nasty surprise. 

These last two perhaps invoke the fear of someone in the workplace "going postal"--a reference to the 1986 killing by a postal worker of 14 people and then himself. 

In light of the workplace shooting this week in front the Empire State Building, Newsweek (3 September 2012) asks "How to Spot a Workplace Crazy?"

Their default answer--see the Department of Homeland Security's Active Shooter Booklet, which includes a list of 16 "indicators of potential violence by an employee" (page 10) from addiction to depression, over reactions to mood swings, unprovoked rage to paranoia, and more. 

Perhaps, their more genuine answer is that anybody can be the next workplace shooter--and that it is hard to really tell what demons lay in wait inside a person's head or heart or what can set them off.  

They reference  the book, Going Postal: Rage, Murder, and Rebellion, which states: "it can be anybody who's getting completely screwed in the workplace--so that's most workers in this country." 

When people feel a "perceived injustice" or they are "grievance collectors"--harboring hurt and anger at their mistreatment day-in and -out, they may be one step away from dangerous. 

As leaders and managers, we cannot control for everything that people feel or for all their personal struggles and life's circumstances, but we can do our best to treat others fairly, with compassion, to listen to them, and try to accomodate genuine needs.  

I was reminded of this again, recently, when I went with my daughter to a car dealership.  At one point in negotiating for a new automobile, I asked a question about the current odometer reading.  

The Manager yells over to a worker and tells him harshly to get on it and quickly.  It wasn't what he said per se, but how he said it--ordering his subordinate around like a thing, not like a person.  

My daughter turns to me and she is clearly uncomfortable with what she saw.  I asked her about it.  And she whispers to me, "Did you see how they treated the worker? It's not right." 

I couldn't agree with her more. And when the man came back with the information--we thanked him so much for helping us and told him what a good job he was doing getting everything ready--the paperwork and the vehicle.  

Is he going to "go postal" today, tomorrow, or never...I don't know--he seemed nice enough, but if people get pushed too far and their mental state is frayed, anything is possible, and we shouldn't tempt fate--more importantly, we should treat everyone with respect and dignity.

Words Have Meaning

Recently, I heard a very smart mentor tell a crowd that "words have meaning."

The context was that even in relation to giving criticism, it is important to be constructive, and not destructive to those receiving it. 

Some are not good at giving criticism and others can be downright sadistic--humiliating, embarrassing, marginalizing, verbally abusing, and even throwing things. 

Words can really hurt people, and the kids song about "stick and stones may break my bones, but words will never harm me"--is just not true for children or adults. 

From a work perspective, I relate this to what I learned earlier in my life about being not only balanced with people and their performance, but also seeing the whole human being--listening to them and being empathetic. 

In performance terms, it's as important to say what people are doing well, as well as to point out areas where their is room for improvement--and yes, it's hard to admit it, but no one of us is perfect, and at the same time, no one really likes to be criticized. 

So it takes a special talent, but one that can be learned--if you have an open mind--to have a heart-to-heart with others, and show that you are not just criticizing to be an S.O.B., but that you genuinely accept the person for who they are, and want to help them learn and grow--and do even better in the future. 

We all have strengths and weakness, and with kindness, we can help others to rise above their limitations and break new barriers in their lives. 

I came across a different example of where words have meaning in terms of people looking for opportunity. 

I heard a story about this person who when asked why they should get a job, responded because they are a "good person."

Word do have meaning and we don't give opportunities to people because they like the person they are, but rather because they have "earned it" professionally--life is competitive and opportunities are not just handed out. 

One more example of how words have meaning, happened when I heard one lady ask another what her son was doing for the summer (given all the unemployment). The other lady replied, "oh, he's busy--sleeping and eating."

Ouch. Yes, times are tough out there, but to hear the mother say it--in that way--about her own child, just sounded perhaps a little harsh and judgmental, but who really knows their particular circumstance. 

Words have meaning--they can bring lovers together, hurt those you love the most, damage reputations, destroy lives, and tear nations apart or bring unity to them and determination to their cause. 

Watching what we say and how we say it--is important for us in growing as decent and thoughtful human beings and in becoming good leaders--in both, we have to have heart and treat others well in both word and deed.

Don't Communicate Like A Dump Truck

I don't know a lot about huge dump trucks.

But I wondered what this meant when it says on the back of this multi-ton vehicle--"Do Not Push".

Don't worry, I won't! :-)

In life, we often communicate things that either we aren't really clear about, don't mean, or end up being misunderstood for.

In fact, probably one of the toughest "soft skills" to learn is communication skills.

I don't know why they call it soft, since when you communicate poorly, you can get hit over the head--quite hard.

One of the biggest issues is people who talk too much (i.e. they dump on others), but aren't very good at listening. Hey, they may as well be talking to themselves then, because communication is a two-way street.

Good communications skills include the three C's: clarity, conciseness, and consistency, and I would add--last but not at all least--a T for tact.

Communication skills also overlaps with the ability to effectively influence, negotiate, and create win-win solutions, so actually communication is at the very heart of what we need to do well.

When communicating, don't be pushy and don't be pushed around (i.e. get dumped on)--and don't get hit by that over-sized dump truck--communicate early, often, honestly, and with passion.

If We All Just Pay It Forward

Pretty much everyone knows the Ripple Effect when it comes to a pond of water, but we don't think of this principle as much when it comes to how we treat people.
With water, when you drop, say a rock, into a pond, the water ripples outward in waves extending seemingly endlessly beyond the original point of impact in the water.
Similarly, with people, the way you treat someone, impacts them and others way beyond the original act of kindness or meanness.
I was reminded of this the other day by a colleague who told me about workers she knows that are so mistreated and they themselves suffer not only emotionally, but also in terms of health effects and so on. But more than that she told me, how when these people go home at night from work, it affects their relationships with their spouses who they fight with, with their children who they act abusively to, and even to their pets, as the old saying goes about going home and "kicking the dog."
But like the waves in the Ripple Effect, it doesn't end there, because then the spouse perhaps goes out and abuses drugs or alcohol, the kids get in a fight in school, and the dog goes and bites the neighbor, and so on.
While this is not a new concept, I think it's something we don't always have in mind when we interact with others, at work or otherwise.
We get so caught up in the moment, of whose right and wrong, of our own ambitions and honor, of the use and abuse of power, and so forth that we act out on others without listening to them, really empathizing with them, or generally giving a hoot what affect our actions have on them and those around them.
Too many people act like it's the old paleolithic "us versus them" world, and in that world, where only one person walks away from a confrontation, people make sure that it is them and not the other guy.
But we are not cavemen any longer, and while there is nothing wrong with a little competition or managing a fair performance management system, we need to do it with a kind heart to others, being constructive, making sure others are really okay, and generally with respect and gratitude.
Nobody is perfect--not our staffs and not us, and the way we treat them may not seem all that important in the realm of the mission and our success, but it really is incredibly important because feeding people with good comes back many times over in terms of their loyalty, hard work, improved performance and how they in turn treat others.
Please don't think that I am lecturing from a soap box, but I really see this as a struggle, especially for people in the workplace, where politics and power play an important role every day.

Leadership Is Not A One Personality World

An article in the Federal Times (13 November 2011) called "To Change Government's Culture, Recruit Leader, Not Loners" was very unfortunate.
According to the author, Steven L. Katz, "Government in particular, attracts, rewards, and promotes people who want to be left alone. As a result we have a government of loners...seen in the scarcity of people with a healthy balance of substantive and social skills who are needed for leadership, management, and bringing projects large and small to completion."
Katz identifies these "loners" as Myers-Briggs ISTJ--Introverted Sensing Thinking and Judging. Moreover, he proposes that we consider "more people who test in the range of Myers-Briggs ENTJ--Extroverted Intuitive Thinking Judging"--to assume the leadership mantle instead.
In other words, Katz has a problem with people who are introverted and sensing. In particular, it seems that the introversion type really has Katz all bent out of shape--since this is what he rails at as the loners in our organizations. What a shame!
Katz is wrong on almost all accounts, except that we need people who can communicate and collaborate and not just in government:
1) Diversity Down The Toilet--Katz only acknowledges two Myers-Briggs Types in our diverse population--ENTJ and ISTJ. He is either unaware of or ignores the other 14 categories of people on the continuum, and he promotes only one type the ENTJ--1/16 of the types of people out there--so much for diversity!
Further, Katz makes the stereotypical and mistaken assumptions that introverts are shy and ineffectual, which as pointed out in Psychology Today in 2009 (quoted in Jobboom) "Not everyone who is shy is introverted, and not everyone who's charismatic and cheerful is extroverted." Further, shy people are 'routinely misunderstood as cold, aloof, or stuck up."
Katz missed the point as taught at OPM's Federal Executive Institute that all of us have something to learn, teach, and a preferred pathway to excellence.
2) By the Numbers--Contrary to Katz's implication that introverts are a small and social inept portion of population that should shunned, a report in USA Today in 2009 states that '50% of baby boomers are introverts" as are 38% of those born after 1981 with the onset on the modern computing age, Internet, and social media. Interestingly enough, Katz is even dissatisfied with these Millennials who according to him: their "dominant form of communication and relationships is online and on cellphones."
Moreover, according to a 2006 article in USA Today quoted on Monster.com, "Introverts are so effective in the workplace, they make up an estimated 40% of executives."
Included in these successful introverts are people like "Bill Gates, Steven Spielberg, Diane Sawyer, Andrea Jung, and Bill Nardelli"--Sorry, Steve!
3) Situational Leadership Is Key--While Katz is busy searching for personality type scapegoats to government problems, he is missing the point that Myers-Briggs is "neither judgmental not pejorative" and instead "helps assess the fit between person and job" (Reference: The Myers-Briggs Type Indicator in Organizations: A Resource Book).
In fact, according to a recent study published in Harvard Business Review (4 October 2010), introverts are not only incredibly effective, but are "the best leaders for proactive employees." Moreover, HBR points out that "Both types of leaders, the extraverts and the introverts, can be equally successful or ineffectual..."
So for example, Introvert leaders (who are "more likely to listen to and process the ideas") tend to be better leaders in a situation with a extroverted team, while extroverted leaders (who "end up doing a lot of the talking") tend to excel with a more introverted one.
However, the ultimate key according to HBR is "to encourage introverted and extraverted behavior in any given situation"--that is to use situational leadership to lead and manage according to the situation at hand, and not as a one personality type fits all world!
Katz is right that communication and collaboration are critical skills, but he is wrong that there is only one personality type that gets us all there.

I really liked the article in MIT Sloan Management Review (Fall 2010) called “Designing the Soft Side of Customer Service” by Dasu and Chase.

The authors write: “Even in the most mundane [customer] encounters, emotions are lurking under the surface. Your job is to make those feelings positive.”

Wow! That is a pretty powerful statement.

Think about it. How often do you genuinely deliver on that positive experience for your customers versus how often do they come away feeling slighted, taken advantage of, maybe even cheated of the service they know they deserve.

Sometimes of course, there are justifiable reasons why we can’t make a customer happy—maybe the customer is simply being unreasonable or is a knucklehead or maybe even some sort of nutcase. We have to use good judgment when it comes to this.

But often there are other problems that are getting in the way of us delivering on that positive customer experience:

Problem #1: We get caught up in the policies, processes, personalities, and politics of a situation, rather than focusing on the customer and their satisfaction. We forget who our real customers are.

Problem #2: We don’t think like the customer. We don’t genuinely listen to the customer or try to understand where they are coming from or what they even want. We are too busy talking the “company line,” playing defense, or taking an adversarial role. We don’t put ourselves in the other person’s shoes, not even for a minute.

Problem #3: We often don’t put the customer first; we put ourselves first. We are more concerned with not making a mistake, getting into trouble, or maybe don’t want to even work “that hard.” In general, we should, but don’t go the extra mile for the customer, let along deliver on first mile.

The MIT article tells us that we can improve customer experiences by designing-in how we manage the customer’s emotions, trust, and need for control (ETCs), as follows:

  • Emotions—have empathy for customers and generate thoughtful interactions that limit negative customer emotions and accentuate positive ones, so that the customer comes away feeling joy, thrill, happiness rather than anger, anxiety and stress.
  • Trust—provide consistent performance, a high-level of engagement and follow-up, and clear and open communication. These contribute to building an enduring relationship.
  • Control—provide customers with ample information, so they feel “cognitive control” over what is happening to them, and provide customers with the ability to make significant service delivery decisions, so they experience “behavioral control.”

Designing for positive customer ETCs experiences will go a long way to resolving the problems of poor customer service, where we know and stay focused on who our customers are, can think as they do, and seriously deliver on their needs the way you would want your customer needs addressed.

I suppose if I have to sum it up in a couple of words, it’s about being professionally selfless and not selfish in all our customer interactions.

It takes some maturity to get there, but I think it’s why we are here to serve.

Listening to Each Other to Succeed as a Team

There is an oft-cited best practice for conflict resolution called the speaker-listener technique—in which the speaker explains their position and the listener repeats back to the speaker what he heard him say. Then the speaker and listener switch roles.

After both sides have had a chance to express themselves, and the other side has repeated what they heard, both parties are ready to resolve their differences with greater understanding of each other.

The Wall Street Journal, 27 July 2010, in an article called “Fighting Happily Ever After” promotes the speaker-listener technique for improving couples communications and making happier, longer-lasting relationships.

I believe that the speaker-listener technique works not only because it improves the actual information flow and understanding between people, but also because it improves the perception that people have towards each other—from being adversarial to being collaborative.

In the sheer act of reaching out to others through genuine listening and understanding, we establish the trust of the other person that we want to work toward a win-win solution, as opposed to a clobber the other guy with what you want to do, and go home victorious.

In contrast, think of how many times people don’t really talk with each other, but rather at each other. When this occurs, there is very little true interaction of the parties—instead it is a dump by one on the other. This is particularly of concern to an organization when the speaker is in a position of authority and the listener has legitimate concerns that don’t get heard or taken seriously.

For example, when the boss (as speaker) “orders” his/her employees to action instead of engaging and discussing with them, the employees (as listener) may never really understand why they are being asked to perform as told (what the plan is) or even permitted to discuss how best they can proceed (what the governance is).

Here, there is no real two-way engagement. Rather, workers are related to by their superiors as automatons or chess pieces rather than as true value-add people to the mission/organization.

In the end, it is not very fulfilling for either party—more than that when it comes to architecture, governance, and execution, we frequently end up with lousy plans, decisions, and poorly performing investments.

Instead, think about the potential when employers and employees work together as a team to solve problems. With leaders facilitating strategic discussions and engaging with their staffs in open dialogue to innovate and seeking everyone’s input, ideas, reactions. Here employees not only know the plan and understand it, but are part of its development. Further, people are not just told what to do, but they can suggest “from the front lines” what needs to be done and work with others from a governance model on where this fits in the larger organizational context.

Speaking—listening—and understating each other is the essence of good conflict management and of treating people with decency and respect. Moreover, it is not just for couple relationship building, but also for developing strong organizational bonds and successfully planning and execution.

To me, creating a framework for conflict resolution and improved communication is an important part of what good enterprise architecture and IT governance is all about in the organization. Yet we don’t often talk about these human factors in technology settings. Rather the focus is on the end state, the tool, the more impersonal technical aspects of IT implementation and compliance.

Good architecture and governance processes help to remedy this a bit:

With architecture—we work together to articulate a strategic roadmap for the organization; this provides the goals, objectives, initiatives, and milestones that we work towards in concert.

With governance—we listen to each other and understand new requirements, their strategic alignment, return on investment, and the portfolio management of them. We listen, we discuss, we understand, and we make IT investment decisions accordingly.

Nevertheless, at this time the focus in IT is still heavily weighted toward operations. Research on IT employee morale shows that we need to better incorporate and mature our human capital management practices. We need to improve how we speak with, listen to and build understanding of others not only because that is the right thing to do, but because that will enable us to achieve better end results.

Getting Out From Behind Closed Doors

One of the most important lifelines for a CIO or any executive is the communication from their people. That is why the best leaders go out of the way to meet and talk with their employees (as well as their customers, suppliers, partners, and other stakeholders).

Only when armed with good information from the people who know best—usually those on the front lines—can an executive make strategic plans and sound decisions to move the organization forward responsibly.

The best leaders regularly and genuinely connect with their people. Without this employer-employee connection, there are not only basic communication problems, but also trust and ultimately leadership issues. These issues present themselves for example, when employees are either afraid to communicate with their leadership or just feel it’s futile to do so.

Harvard Business Review, June 2010, has an article called “Debunking Four Myths About Employee Silence,” asserts that many employees actually hold back or “self-censure” and do not provide their bosses the information they really need. Further, futility, not fear is the predominant obstacle—holding back information is primarily due not to the commonly held belief that people are afraid of retribution for what they say, but rather because they feel a sense of futility in speaking their minds and so they just don’t.

Some interesting statistics from the annual Cornell National Social Survey on when employees hold back:

1) Withholding information is common across the board—“There is no statistically significant differences between workers of different genders, educations levels, or income levels in the likelihood of holding back because of fear or assumptions of futility.”

2) Speaking does not preclude withholding information—“Fully 42% of respondents report periodically speaking up but also withholding information when they feel they have nothing to gain—or something to lose.”

3) Employees hold back on information for day-to-day issues—“About 20% say a fear of consequences has led them to withhold suggestions for addressing ordinary problems and making improvements” (not just on more serious issues of illegal or unethical conduct).

The point is, listening to employees is not just a nice thing to do, but the intelligent way to run an organization.

Therefore, the way we treat our people is one of the most important determinants of our success as leaders.

As leaders, when it comes to communication and collaboration, we must ensure that feelings of fear and futility are banished from the organizations’ culture, so that employees feel it is worth it to tell us what’s going on. Ignorance is not bliss!

The way we do this is not by just paying lip service to “open door” policies and the like, but to listen thoroughly, communicate profusely, and work as a team taking all input as valuable to the final outcome.

People have got to feel that they can communicate openly and honestly and that they will be taken seriously—as long as it is done professionally and respectfully.

Of course, employees also have to understand that there is a time for input and debate and a time for decision-making and that the boss (as “the boss”) ultimately has the final say. But with a leader that is open to hearing from their people, and working with all input, there will be a better decision at the end of the deliberation for everyone.

And then, what separates the exceptional leaders from the ordinary is the follow through and results.

A Winner Goes the Extra Mile

I recently came across this poem called "A Winner’s Attitude." I don’t know who the author is, but I really like the poem. The poem has valuable leadership lessons, especially when it comes to serving our customers in earnest, overcoming challenges and obstacles, and always striving for betterment and growth.
