Shout, Let It All Out or Shut Up and Take 10

On one hand, some people may yell out of frustration or anger--because they feel terribly wronged or even abused by someone else (i.e. they feel a "righteous anger").

On the other hand, others may yell because they are mentally unstable or just can't handle their sh*t (i.e. "they are losing it").

Some may yell like in martial arts training to scare the other person and get them to back off. I remember someone telling me back in NYC that if you're about to be attacked, start to talk to yourself, act crazy, foam at the mouth, and yell...this way maybe they will leave you alone (i.e. "they'll look for an easier target"). 

While some studies are saying that yelling is becoming less of a problem, the sheer number of articles on this topic tell a different story. From yelling at your children to yelling at your employees, the yelling phenomenon is alive and well.

Parents are yelling more, maybe to avoid spanking, which is now more a social taboo. Studies show that 75% of parents scream at their kids about once a month--this includes shouting, cursing, calling them "lazy," "stupid," or otherwise belittling and blaming them. The problem is that yelling only makes the kids depressed, angrier, and creates more behavioral problems, not less. 

In this way, shouting at children is no different than physically abusing them (e.g. hitting, pushing, etc.)

Similarly, when superiors or customers scream at employees, the workers feel they are in an out of control situation where they are powerless. There are numerous negative impacts that this has on them, including problems with memory, reduced creativity, worse performance, and higher turnover rates. 

While some people may not resort to actual yelling in the workplace, they instead do "silent yelling--sending flaming emails, making faces or otherwise denigrating employees or simply marginalizing them. In other words, they don't yell, but rather are silent and deadly, nonetheless. 

Businessweek quotes Rahm Emanuel about how he motivates people, "Sometimes--I don't want to say scream at them--but you have to be...forceful."

Rather than yell or scream, the common advice is to bring it down--way down--using measures from taking a deep breath to meditating, counting to ten or waiting 24 hours before responding, describing how you feel to focusing on problem-solving.

The key is to calm down, act with your brains not your brawn, and figure out how to get to the root cause of the problem and solve it. 

People may raise their voice to vent or make a point, in the heat of the moment, or if they are being personally attacked, but in general, as it says in Ethics of Our Fathers, "Who is strong? One who overpowers his inclinations." ;-)

I, U, Y Talk Like That

Already young children in pre-school learn that "Words have meaning, and words can hurt."

All through life, we refine our communication skills learning what works and what doesn't.

Here are three letter-words with which to beware:

- "I" (Use sparingly) - I is usually people's favorite word; they love to talk about themselves. I this. I that. I like. I hate. The problem is that "I" can also be selfish, egotistical, and narcissistic. Without tempering talking about I all the time, you run the very large risk of overdoing it.  All the I can easily end up boring other people to near death or simply make them want to run the other way to get some needed healthy attention for themselves.

- "U" (Use carefully) - U is most often used to criticize.  U should do this. U did something wrong. U are a blankety-blank. While it's also caring, loving, and empathetic to talk about U (i.e. taking a genuine interest in the other person), talking about U can easily go astray and lead to disapproval, denunciation, and censure. We should and need to talk about U, but more from the perspective of understanding U and how can I help U.

- "Y" (Use almost never) - Y is used to ask questions, but usually ends up being used judgmentally. Y did you do that? Sometimes we question honestly and with positive intentions to understand, but very often we end up using the response to evaluate their actions, and pronounce judgement on them. From all the interrogative questions (who, what, where, when, Y, and how), Y should be used the absolute least, if ever. 

 I, U, Y - are letter-words that can imply selfishness, criticism, and judgement.  

While, they can't exactly be banned from the alphabet or dictionary, they are dangerous words that can get you misunderstood, alienate others, and hurt people in the process, and therefore use them, but with extreme caution, please. ;-)

Mothers Against Shaving Driving

So you think drinking and driving is bad...it is!

But look what this person is doing while driving. 

No, not texting.

No, not putting on makeup.

This guy is actually shaving while driving an automobile, and he's at an intersection. 

What is he thinking?

Are people really that busy that they can't find a few minutes to shave in the morning in the bathroom?

Of course when this guy has an accident, G-d forbid, he'll make up some shameful lying story to get himself off the hook.

Oh, it was the other person's fault or the accelerator stuck--it's defective.

Where are people's sensibilities? 

Here's a band-aid for the nick you got while shaving this morning. 

Next time use a bigger mirror and keep your eyes on the road and your hands on the wheel. ;-)

Outrage At Bogus Judge Baugh

Injustice, Injustice does Montana Judge Todd Baugh pursue. 

G-d, hope you are listening...

BBC reported about this bogus Judge Baugh who called a 14-year old girl that was raped by her 49-year old teacher, "as much in control of the situation" as the man who assaulted her. 

The poor girl later committed suicide, which her mother probably rightfully attributed to the distress from the rape and aftermath. 

And what does the judge do to mete out justice? He sentences the rapist to 15-years in prison AND suspends the sentence for all but 31 days with 1 day time already served. 

The victim was raped and is dead and the rapist gets not 30-years, but 30 days!

While the judge who is under pressure to resign has all of a sudden expressed his deep remorse, it is almost unbelievable that this is someone charged with seeing that justice is served. 

Shock, disbelief, outrage...what can you say about such a justice. 

While there is certainly a time and place for empathy, compassion, and mercy--would anyone in their right mind, see this as one of those cases? 

For all who believe that this world is not the end, but just the journey, I'd venture to guess that the 14-year old girl is not done either with her rapist or the judge who mocked her suffering and death.

Women, Not Things

In the context of the brutal raping and murder last year of a 23-year old women on a bus to the disgusting rape of a 5-year girl more recently in India, the Wall Street Journal (17 May 2013) has an article on "To Wed Your Rapist, or Not: Indian Women on Trial."

It is an eye-opening article about the prejudices and horrible injustices that women face in India and other countries--and it's not only due to the misogyny of some, and power- and pleasure-seeking of others, but it is based also on justices, lawyers, law enforcement, legislators, and spiritual figures in society that perpetuate the oppression of woman. 

Some societies are stacking the deck, so women cannot reasonably win due protection--from legislators who do not write and pass substantive and equitable laws to protect women, to law enforcement that will not commit the resources to pursue the rapists and women beaters, to lawyers and judges that raise ridiculous demands for proving guilt and sentencing, and to spiritual leaders that blame the victim rather than hold the perpetrators to task. 

These people who are supposed to bring justice to the victims, instead add insult to injury. Some of these include:

- Ruling against rape victims because they didn't successfully fight back. For example, a "lower court ruled that she was lying citing among other things the fact that she could have scratched the man's genitals, but didn't."

- Professing that victims are at fault for causing the rape, such as by wearing skirts, having male friends (i.e. "asking for it"), or otherwise dressing or behaving immodestly. At the extreme, one prominent spiritual figure actually held that the victim could've avoided trouble if she had "chanted a prayer, taken one of her attackers by the hand, and called him 'brother'"--as if one can convince an attacker not to attack by holding their hands and gushing brotherhood.

- Teaching that rape is not possible for strong women or those of a labor caste. A 2005 textbook stated, "In normal circumstances, it is not possible for a single man to hold sexual intercourse with a healthy adult female in full possession of her senses against her will." Oh, really? I doubt these teachers would like to test this hypothesis on their beloved mothers, sisters, wives, or daughters.

In Indian and other societies where women are so degraded, there is a standing notion of a rape victim having to marry their rapist--to make things right. Yet, how can this resolve anything? As if the incident of rape is not enough, the victim must endure a lifetime of rape--and by an individual without character or soul, who could commit such a brutal, violent act to begin with. 

Forcing the victim to marry the rapist does not spare a woman the challenge of marrying normally after such an traumatic act, but rather it precludes her from ever having an opportunity to rid herself of the pain and shame, and go on to be with someone who truly loves and respects her as a person, and not an object. 

As long as societies marginalize women through their beliefs, teachings, and systems of injustice, women will not be spared the agonizing harm they suffer by men who abuse their status of power. But as the old saying goes, "what goes around, comes around,"--what is incredible is that so many of these people just see it going, but don't see it coming.

It's The Right Thing To Do

In election season, there is a lot of confusing messaging and as citizens, we are left trying to figure out where to go with our country's leadership next. 

The rhetoric is heating up as each side tries to outdo the other on why they are right and the other side is wrong on the issues and who will be better at leading us into the future. 

- But where is the negotiation, balance, compromise, and win-win for all the people? 

Then of course, there is the blame game that seems to go on too, with politicians saying things aren't getting done because of partisanship or this administration or that's mistakes--this is the finger-pointing. 

- What ever happened to the buck stops here? 

Related, we have others that won't even admit what they've said or where they stand on the issues--first, they may just try to deny it and say they never said it, and perhaps later, they admit they said it, but they didn't mean it quite that way--like, it's a sound bit taken out of context. 

- Is this conviction or just playing to the audience? 

Finally, what are candidates even trying to sell us when they are electioneering--slogans, potshots, sleight-of-hands, political publicists or genuine direction for how to make this country great.

- Is it a person, a party, or a platform that we are even voting for and how does race, ethnicity, sex, religion and so forth factor in to the votes? 

Some commentators, like Peggy Noonan, have rightfully said (Wall Street Journal, 18-19 June 2012) that candidates must find a theme that people can sensibly grasp unto--something that gives a "sense of meaning" for their run.

Ultimately, we need to know who the candidates are as human beings--what is in their soul--what do they really think--and most important, what will they actually do, if they have the power. 

A few weeks ago the Wall Street Journal ran an editorial called "Four Words that Moved The World: 'Tear Down This Wall'"--those where the words uttered by then President Ronald Reagan on June 12, 1987 in a speech in front of the Berlin Wall. 

Reagan told his deputy chief of staff that even though some would be mad at him for saying it, "it's the right thing to do." 

Those six words are even more powerful than the four in his speech, because, especially as a leader, doing--not just saying--the right thing, is everything!

The hard part, as voters, is figuring out who will do what the right thing when they are called on.

Beyond The Blame Game


Blame-game



It's funny, when things go well everyone seemingly wants to step up and take the credit, but when things go badly, therein starts the blame game.


Harvard Business Review (April 2011) presents three categories of people that react dysfunctionally to failure (to which it attributes the responses of 70% of the U.S. population!)


- Blame Others: look for someone to scapegoat, so they don't have to take responsibility themselves.


- Blame Yourself: judge yourself overly harshly or imagine failure where none exist.


- Deny Blame: "deny that failure has occurred or deny their own role in it."


A fourth category, I believe is when people:


- Blame G-d: they ask "why me?" somehow implying an unfairness, injustice, or randomness in the failure.


In all these reactions to failure, there are in my opinion a number of mistakes being made and ways to improve upon them:


- Focus - Instead of concentration on mission success, people may erroneously overemphasize attribution. However, rather than worry about who to blame, think about how to "right the ship;" there are people in the field depending on you!

- Balance - Blaming implies that you are focused on the failure, but usually there are some things that were done right and some things that were done wrong. There is usually more of a balance to every situation that blame does not lend itself to.

- Ownership - When we blame others, G-d, or even ourselves, we basically are throwing up our hands and abrogating control of the situation, when instead we need to take appropriate levels of responsibility and accountability for what we did and did not do (or as they say "sins of commission" and "sins of omission").

-
Learning - Blame is a dead-end--it leads to hard feelings and possibly even despair. The way out is to acknowledge mistakes usually to degrees by all involved and LEARN FROM THEM. A failure can be turned into opportunities for future success, but learning valuable lessons on how to do things better the next time around.

To be honest, we all make mistakes.

In fact, I would worry about someone who seems so perfect on the outside--because I would imagine that they are likely or probably a powder keg, ready to blow on the inside (ever hear of someone "going postal" or the star who seems to have it all--looks, fame and fortune--and then they overdose or drive off a cliff or something?)

No one has it all. No one is perfect. We are all human.

It's not about blame. It is about accountability and responsibility--making things right where we can.

Every day we learn and grow--that is our test and our trust.

Moving Beyond The Blame Game

Leaders have a choice about the messages they convey to their followers—they can empower people to take ownership and sometimes risk, or they can promote “CYA” as the corporate mantra.

This is the subject of a new article in Psychology Today (July/August 2010), “Just Don’t Do It,” by Dr. Art Markman.

The article provides an explanation of how people fall into the trap of risk-aversion. Essentially, when the outcome of an action causes trouble, the person performing the action is assumed to have negative intentions, and more or less, be automatically blamed. This leads people to assume the stance that “silence is golden” and avoid “trouble.”

Markman provides the analogy of a boy who gets blamed for throwing a ball and breaking a window, while the girl he threw it to averts blame:

- “The boy is definitely going to get in trouble. He threw the ball…what about the girl, though? She watched as the ball passed over her head...perhaps she could have done something that would have stopped the ball from hitting the window.”

- “This tendency to blame outcomes on actions rather than inactions [is called] the omission bias.”

Especially in a tough economy, people can easily get timid in the workplace because of the “omission bias.” Everyone is afraid of losing prestige, power, and even their paychecks, if they but open their mouths or make a mistake. And if leaders do not intervene, the result can be employee complacency and inaction.

This is reminiscent of the saying that “it is better to be silent and have people think you are a fool, then to open your mouth and remove all doubt.”

What a waste of our organization’s most precious asset—people!

Rather than drawing on our employees’ education, skills and experience to promote organizational growth, we squelch them in the name of “going along to get along.” They learn to “toe the line.”

Part of the problem is that organizations frown on failure, which is a necessary component of learning. We blame people for every mistake rather than celebrating their willingness to try.

The result is that we end up with a workforce so cautious and risk-averse that it stunts our ability to compete. Unfortunately then, our people are like rats who have been shocked into a submission that we don’t really want or intend. Then we wonder why it seems like there is a lot of “dead weight.”

So is blame all bad? Of course not, because accountability and the assignment of responsibility go together.

However, there is a tendency to distort the tool of accountability and take it too far. “The blame game” prevents leaders from harnessing people’s creativity and productivity.

We need to ask ourselves what it is that we really want from our organizations. We can improve our organization’s engagement with their people by building trust versus suspicion, inclusion versus exclusion, and action versus inaction.

Leading In Times of Crisis

“Though I walk through the valley of the shadow of the death, I will fear no evil; for thou art with me; thy rod and thy staff they comfort me.” (Psalm 23-4).

We all go through difficult times—we are all human. What differentiates us is how we react to adversity—some of us will crumble beneath the weight and others will be strengthened by it.

Harvard Business Review (January-February 2010) has an article called “How to Bounce Back from Adversity” by Margolis and Stoltz.

The article defines psychological resilience as “the capacity to respond quickly and constructively in a crisis.” A challenge indeed, when at the depths of the crisis, we feel “paralyzed by fear, anger, confusion, or a tendency to assign blame.”

It is certainly understandable that those suffering under crisis conditions can succumb to feelings of depression, helplessness, and perhaps hopelessness. The vision of all they do have—faith, family, friends, and more—becomes obscured by the darkness of a bad situation, which they cannot seem to see through in those moments. Hence, the saying when there is hope again for “seeing the light at the end of the tunnel.”

The authors define resilient managers as those that can “shift quickly from endlessly dissecting traumatic events to looking forward, determining the best course of action given new realities. They understand the size and scope of the crisis and the levels of control and impact they may have in a bad situation.”

When something bad happens, there is a natural period of shock and despair, which is part of the healing process. If someone doesn’t react to the pain of a situation, there is probably a lot more to worry about, then if they do cry out. But resiliency means that like the analogy with children who fail off a horse, “you get right back up and ride again.” You feel the bruise on your buttocks, but you shake it off and go on to ride on—you go on to fight another day.

Leaders when faced with challenges cannot fail back into their chair and close the door for long, because others are waiting outside for their direction. While we all need to resiliency to persevere, a leader has a special need for resiliency, because others are looking to them for a way forward. The actions of the leader affect not only him/her, but also the people they are charged with. So the trait of resiliency is especially important for leaders.

Demonstrating leadership means quickly moving to “response-oriented thinkingactions to improve, impact, and contain the situation. This is in contrast to “cause-oriented thinking”—which instead focuses on a “woe is me” attitude and asking over and over again “why is this happening?”

Time waits for no one, especially someone in a leadership position. The message of hope for our organizations from leadership is that we “replace negativity with creativity and resourcefulness, and get things done despite real or perceived obstacles.”

Why do leaders have trouble with responding in crisis as well as acting proactively to prevent it?

Certainly, one big issue is the fear of acting or reacting badly. This is the misguided thinking that it is better to do nothing and “be safe”—not make mistakes and not be blamed (i.e. take the heat)—then to do something and be accountable for the results—good or bad.

Difficulty rebounding from crisis can be seen as understandable – rooted in the desire for self-preservation. After all, crisis management takes strong action, and it is easy to take potshots at the leader, and turnover among senior executives tends to be high. Unfortunately, we tend to back away from leaders who make strong and difficult choices, and so we end up with crazy organizations—where just sitting in the chair and not “making a mistake” perpetuates a paycheck. This situation leads to a de-prioritization of the organization’s real needs, which is, to put it mildly, unfortunate.

One lesson that I’ve absorbed from working in law enforcement, is that you do what needs to be done for others first and deal with your own needs later. Law enforcement and first responders in general are the ones who you see running to the scene of trouble, when everyone else is running away. That is real “response-thinking” and I believe it teaches us a lesson about how leaders of any organization can respond to crises and rebound effectively.

Project Failure, Why People Can’t Own Up

I saw this funny/sad Dilbert cartoon on project management by Scott Adams (BTW, he’s terrific!).

It goes like this:

Office colleague (water cooler talk): How’s your project coming along?

Dilbert: It’s a steaming pile of failure. It’s like fifteen drunken monkeys with a jigsaw puzzle.

New scene….

Boss: How’s your project coming along?

Dilbert: Fine.

END

This common work scenario is sort of like a game of truth or dare: you either have to tell the project truth or take the dare and do something embarrassing like proceed with the project that isn’t on track.

Teammates, colleagues, peers often talk frankly and honestly about the problems with their projects and often the talk may become sarcastic or even somewhat cynical, because they know that they can’t tell their bosses what is REALLY going on.

What a shame in terms of lost opportunities to communicate, solve problems, and drive project success for the organization.

People are afraid to be honest, direct, tell the truth, and work together with their management on constructive solutions.

Instead, people simply say everything is fine, period.

Sort of like when your boss asks politely at work how are you doing? And rather than say, well I woke up late, missed my train, spilled coffee on my tie, and am having trouble meeting my deadlines this week, the person almost always replies, reflexively, “I’m fine” and “How are you?”

Another manifestation of the it’s fine syndrome is with executive dashboards or project scorecard reviews where virtually all the metrics show up as “green”, even when you know they are not—does yellow or red sound too scary to have to put on paper/screen and explain to the boss.

We are conditioned NOT to talk casually or to report to our superiors about issues, problems, or anything that can be perceived as negative, least they be labeled as trouble-makers or “the problem,” rather than the solution. Ultimately, employees don’t want to be blamed for the failures, so they would rather hide the truth then own up to the project issues, and work constructively with their management on solutions or course correction—before it’s too late.

Now isn’t that a novel idea? Management and staff working together, actually identifying the issues—proactively and in forthright manner—and working together to resolve them, rather than sitting across the table, sugar-coating or pointing the accusatory finger.

People have to take responsibility and own up when there is a problem and be willing to talk about them with their management, and management needs to encourage frankness, a “no surprises” culture, and a team-collaborative environment to solving problems rather than instilling fear in their employees or implicitly or explicitly communicating that they only want to hear “good news.”

Good news is not good news when it’s fabricated, a distortion, or a complete sham.

A culture of teamwork, collaboration, honesty, and integrity is the underpinning of project success. If everything in the project “is fine”, it’s probably not.
