City Sunrise


This was a beautiful city sunrise in Washington D.C.
  
And it is accented by the lamppost shinning like the sun on the middle left.

You can also see the store lights and car headlights as some additional sparkle to this.

Anyway, it reminds me of a crude, funny story I heard at a seminar this week:

This guy drives to work in San Francisco early in the morning when it is still very foggy.

So he has to turn on his fog lights to see and navigate.

But by the time, he gets to work every day, the fog lifts and he is afraid that he is going to forget to turn the lights of the car off.

As a reminder, he leaves his fly open--what?

He figures, by at least noon every day, someone will tell him his fly is open and he'll remember then to turn off his fog lights.

What made this even funnier is the lady in the room next to me leans over and says, "so what are us ladies supposed to do to remember to turn off our fog lights?"

Great questions, ah...let's talk about that one after class. ;-)

Dealing With Change Resistance

In leadership class, I learned that in performance management, there are two major types of issues--conduct and performance. 


In conduct issues--people willfully do not follow the rules of the workplace. Conduct issues are those of "won't."

However, with performance problems--people cannot meet the expectations for quantity and/or quality. Performance problems are issues of "can't."

On Rosh Hashanah, the Jewish New Year, I wonder whether these same types of performance management issues apply to our lives as human beings and as children of G-d.

- Some people just won't do the right thing, instead willfully choosing to lie, cheat, steal, and mistreat others. They prefer the monetary or egotistical rewards of doing the wrong thing over the spiritual and relationship hardships and challenges to do the right thing.

- Other people can't do the right thing--they are too scarred by hurt, abandonment, loneliness, being told they are not good enough and can't compete, and so on. For these people, sometimes, no matter how hard they try, they feel that they cannot meet expectations.

Of course, willfully doing something wrong is worse than not being able to do something right. 

That is why for the first type of people--those with conduct problems--there is disciplinary action.

For the second type of people--those who have performance issues--we recognize their commitment and try to help them through things like coaching, mentoring, training, and counseling.

Performance issues may be linked to change resistance to change--and there are 3 dimensions of this:

1) Cognitive--"I don't get it"--the person doesn't fully understand and therefore agree with the rules. 

2) Emotional--"I don't like it"--a person emotionally rejects the rules of change, because they are afraid of the loss it will cause to them, personally and/or professionally.

3) Interpersonal--"I don't like you"--when people are not resisting an idea, but rather they are resisting you, personally. 

Great leadership is the ability to sense when any of these dimensions are off and help to course-correct them: 

- When people don't get it--we can inform, create awareness, and educate.

- When they don't like it--we can listen to them and show empathy, get them involved in the process, and maybe show them the "what's in it for me" (WIIFM).

- And when they don't like you (the most difficult one)--we can try to win people over by taking responsibility for the things we have done wrong, demonstrating over time that we are trustworthy, spending time together to better get to know each other and build the relationship, and maybe even give in on some issues, where appropriate.

Like on Rosh Hashanah, where we seek G-d's mercy on us and ask that he work with us, so too, we can learn to work with others to try and help them, where possible.

Beyond the Four Seasons

For anyone who has ever stayed at the Four Seasons, you know it is an incredible hotel.
Customer service reins supreme and that's not just good business, it's good corporate values.
But reading about the Indian version of the Four Seasons called the Taj--it seems like they have taken customer service to a whole new level.
The Taj which has been operating for more than 100 years (opened in 1903) has 108 hotels in 12 countries, including of course India, but also Australia, South Africa, the United Kingdom, and even America (Boston, New York, and San Francisco).
Harvard Business Review (December 2011) describes not just the routine day-to-day service provided at the Taj, but rather how they behaved under one of the most trying events, a terrorist attack.
On November 26, 2008, there began a coordinated 10 attacks across India's largest city Mumbai than killed at least 159 and gravely wounded more than 200. The attack now referred to as 26/11 (i.e. 26th of November) included the luxury hotel, the Taj Mahal Palace and Tower (i.e. the Taj Mumbai).
The Taj Mumbai suffered at least 6 blasts and "stayed ablaze for two days and three nights" engulfing the beautiful domes and spires of this structure.
But while the hotel suffered significant damage resulting in months of rebuilding, the spirit of service by the workers at the Taj was tested to the extreme and thrived.
HBR describes how Taj staff, hearing the blasts and automatic weapons, safeguarded their guests during the attack going so far as "insisting that husbands and wives separate to reduce the risk to families, offering water and asking people if they needed anything,...[and] evacuating the guests first."
The Taj staff did not run out screaming--everyman and woman for themselves, but they not only stayed calm and helpful, but they actually put their guests lives above their own.
This is sort of reminiscent of the firefighters, police, and other emergency first responders on 9-11, who ran up the stairs on the burning World Trade Center to save people--but in this case at the Taj, these were not trained rescuers, they were hotel staff.
In another instance at the hotel, according to the article, hotel employees even "form[ed] a human cordon" around the guests.
This again sounds more like the Secret Service protecting the President of the United States, then waiters and waitresses serving guests.
This is not to say that culture is the driving factor here, for example just this December 9, ABC News reports on how a fire broke out in an Indian hospital and killed at least 89 residents, while the "staff flees" and 6 administrators are subsequently arrested.
So if national culture is not the difference in how organizations and its people treat customers--what is?
HBR explains that it's really a recipe for customer service and user-centricity.
Starting with a "values-driven recruitment system" where the hotel looks for employees with character traits such as respect for elders, cheerfulness, and neediness (this reminds me of a boss I had that used to say she likes to hire employees "who are hungry.").
The Taj follows up their recruitment with a commitment to training and mentoring and empowering employees fully to do whatever it takes to meet the needs of its customers at what it calls "moments of truth."
The values of the Taj go so far toward serving its customers, that they insist that employees actually put customer needs ahead of the company and this is reinforced with a recognition system for those who strive and act for making happy customers.
Is this user-centric orientation limited to just the Taj Mumbai?
Apparently not, when a Tsunami struck at 9:30 AM on December 26, 2004 and killed 185,000 people, the Taj on the Maldives Island affected "rushed to every room and escorted them [the guests] to high ground" and still managed to serve lunch to survivors by 1:00 PM.
Talking about setting the bar high for customer service--how can you beat that?

Helping Employees Find The Right Job Fit


I have a new article in Public CIO Magazine (August 2011) on the topic of how to handle poorly performing employees.

"Finding the right candidate for a job is much like finding a spouse -- it requires the right chemistry. There's a critical difference between having great qualifications and being the right person for a particular job, which is a concept that organizational behavior specialist refer to as 'person-job fit.'"

"When you see employees struggling, try to bring them up to speed in every possible way. If that doesn't work, help them find a better position to continue their path of professional and personal development."

SEALS - Going Beyond The Veneer

What a great article in the Wall Street Journal today (7-8, May 2011) about the Navy SEALs.

No, the article is not about how they are just these pure lethal, killing machines--as Osama Bin Laden learned this week.

But rather, about what it takes to be a Navy SEAL, and in my mind implicitly what it takes to be the best in life at whatever you chose to do.

The Navy SEALs were stood up by President Kennedy in 1962 as an elite new commando force for all-terrain missions (aside from being the nation's elite maritime special forces):

Hence the acronym: SEa, Air, and Land.

Yesterday, Vice President Joe Biden recounted at Fort Campbell this interaction with his granddaughter, as follows (Source: Washington Wire):

"We're going to see the guys out there who got Osama bin Laden," Mr. Biden said he told her.

"And she grabbed a little friend of hers and said, "My pop's going out to see the whales!'"

"Not the SEALs," Mr. Biden added, "the whales. Because if they're that good, they've got to be big, man."

And it is true, the SEALs are big men, but not necessarily in the sense that you might think.

Yes, they can kick your a** six ways to Sunday, but becoming a SEAL is really about heart!

While the SEAL training draws the physical best--"high school and college track and football stars, national-champion swimmers, and top-ranked wrestlers and boxers, only 10% to 20% ...manage to finish" -- and there are only about 250 graduates a year, total!

So what's the differentiator--between making it and not (through "Hell Week"--the culmination of the 6 months of grueling training)?

The SEAL author sums it up for us this way:

"Almost all the men who survived possessed one common quality. Even in great pain, faced with the test of their lives, they had the ability to step outside of their own pain, put aside their own fear, and ask: How can I help the guy next to me? They had more than the 'fist' of courage and physical strength. They also had a heart large enough to think about others, to dedicate themselves to a higher purpose."

Very well said!

Some major leadership lessons:

1) In the end, physical strength (what they call the "size of their biceps") and prowess is only part of the equation--and at some point, everyones strength gives out--"they break". But the heart and soul of the person, what drives them inside, is not subject to physical limits--and that is the part of us that is our essence and is immortal and can drive us to true greatness. And like the story of little David (the champion of Israelites) beating the giant Goliath in the Bible, with courage, ingenuity, teamwork, and purpose, we can do the seemingly impossible.

2) It's important to see beyond the exterior of the person or situation that's before you, and to go deeper into what behind the veneer. On the surface, lots of people may look like they could be SEALs, but only the cream of the crop make it. Similarly, when it comes to business opportunities, hiring situations, and complex negotiations, it's critical to "go deep, before you leap," so that you can make important determinations of what is really the best for you and your organization.

3) You don't just become the best, and stay that way, but you have to earn it every day. For example, training is critical and learning and growth is a life-long pursuit. As the SEAL states from one of his instructors: "The more you sweat in training, the less you bleed in war." We've got to put in the sweat equity into everything we really want, and which is really important us.

4) Never forget you are not alone, you are part of a "squad", a team, a nation, a people--you are a child of G-d. Together, we are held together by principles and values that transcend the individual and the moment. These make us strong beyond our physical limitations, our sheer numbers, and even our technology--although these certainly help ;-)

Our fighting men and women make tremendous sacrifices for all us, and becoming a SEAL or other special forces commando requires even greater demands--and the physical part is only the beginning, only the veneer.

Fire In The Belly

Recently I read a classic article in Harvard Business Review (March-April 1992) called “Managers and Leaders,” by Abraham Zaleznik, in which he differentiates between these two frequently confused types of people.

Some highlights:

Based on the organization

In my experience, Zaleznik was correct in observing that leaders and managers are very different. In particular, I have seen the following.

· Discipline: Leadership is more of an art, and management is more of a science.

· Orientation: Leaders focus on “the what,” (i.e. effectiveness) and managers on “the how” (i.e. efficiency).

· Aptitude: Leaders are visionaries and motivators, and managers are skilled at execution and organization.

· Ambitions: Leaders seek to be transformational catalysts for change, and managers (as Zaleznik points out) seek perpetuation of the institution.

Given that leaders and managers are inherently dissimilar, advancement from management to leadership is not an absolute, nor is it necessarily a good thing. However, many managers aspire to be leaders, and with training, coaching, and mentoring, some can make this leap. Those who can make their mark as leaders are incredibly valuable to organizations because they know how to transform, shape, and illuminate the way forward. Of course, the role that managers play is incredibly valuable as well (probably undervalued), but nevertheless, they support and execute on the vision of the leader and as such a leader commands a premium.

What I think we can take away from Zaleznik’s work, then, is that a leader should never be thought of as just a manager “on steroids.” Instead, leaders and managers are distinct, and the synergy between them is healthy, as they each fulfill a different set of needs. In this vein, when organizations seek to recruit from within the ranks for leadership positions, it would be wise for them to look at candidates more discriminatingly than just looking at their managerial experience. (In fact, counter to the conventional wisdom, the best leader may never have been a manager at all, or may have been a mediocre or even a horrible one!) We cannot just expect that good managers will necessarily make good leaders (although to some extent success may breed success), but must look for what fundamentally makes a leader and ensure that we are getting what is needed and unique.

So what can a person do if they want to be a leader? In my view, it starts with believing in yourself, then genuinely wanting to achieve a leadership position, and after that being willing to do what it takes to get there. Baseline efforts include advancing your education, hard work, building relationships and credibility, and so forth, but this is only part of the equation.

The truth of the matter is, you can go to an Ivy League school and leadership boot camp for twenty years, but if you don’t have passion, determination, and a sense of mission or cause that comes from deep inside, then you are not yet a leader. These things cannot be taught or handed over to a person like a baton in a relay race. Rather, they are fundamental to who you are as a person, what drives you, and what you have to give to others and to the organization.

Regardless of what role we play, each of us has a unique gift to share with the world. We need only to find the courage to look inside, discover what it is, value its inherent worth (no matter what the dollar value placed on it), and pursue it.

It's the Customer, Not the Technology, Stupid

Two of the finest customer service companies these days are Amazon and Apple. Amazon with free shipping and generous return policy for just about any reason is amazing in their no nonsense customer-service orientation—they inspire virtually complete customer trust. And Apple with their try it, you’ll like it stores full of computers, iPhones, and iPods, as well as their extended product warranties, training classes on products and awesome service desks is just another great customer shopping experience.

We need more of these positive customer experiences:

· Products—products should be true quality through and through (not the shoddy stuff made on the cheap to maximize profit and minimize customer satisfaction).

· Commitment—companies stand by their products with hassle-free money back guarantees (forget the 15% restocking fee, the mandatory return authorization number, and the 4-6 weeks to get your money back).

· Service—customer service has got to be easy to access and quick to resolve problems (banish the cold and calculating automated calling systems with the loop-de-loop dialing—“dial 1 if you want to jump out of a window!”—and where routine service problems are resolved without having to escalate numerous levels to get a supervisor only to then get accidentally disconnected and have to start all over again; oh, and did I forget having to give your basic information over 3 times to each service rep you speak with).

Aside from these basics, we need new ways to improve customer experiences to give the customer an absolutely satisfying experience.

In this regard, I loved the recent commentary by Steve Kelman in Federal Computer Week entitled Customer service Tips From Developing Countries, where some simple yet novel customer service innovations were identified, as follows:

· Chinese Passport Control and Customs provides a kiosk for passengers to “report on their travel experience by pressing a smiley face or a frowning face.” Whoola instant feedback!

· Saudi Arabia ATM Machines, while withdrawing money “offered an option of paying parking fines and some government license fees.” That couldn’t be simpler and quicker.

· Singapore Passport Control “placed a bowl of candy at the counter.” A tiny gesture that goes a long way.

From a simple smiley/frowny face feedback mechanism to a candy bowl as a way to say thank you; it is not rocket-science to be kind, gentle, and caring for customers—most of the time, it’s the basic manners your mother taught you.

In technology, these customer services lessons are especially apropos, since it is easy to get enmeshed in the technology and forget the people and processes that we are supporting. (Or to put it in another way, “it’s the customer, not the technology, stupid!”)

Delivering Obsolete and Broken IT Projects, No More

NextGov reported on 9 Nov 2009, that the Government Accountability Office (GAO) released a report that “forecasts $3 billion in cost overruns on 16 major projects.”

What’s so of baffling is that these overruns occurred despite the agency’s use of earned value management.

According to Dave Powner, director of IT management issues at GAO, “Every one of the agencies had major problems in determining earned value management…as a result the agencies were unable to accurately identify the progress contractors had made on IT projects.”

These finding are expected to drive the 2009 Information Technology Oversight and Waste Prevention Act to increase oversight of IT investments.

This bill calls for “a Web site to publish information on the status of federal IT investments, similar to the Federal IT Dashboard,” but with more accurate data and with explanations on why projects are over budget.

Certainly, the use of measurements and dashboards to display and track these are helpful in understanding how we are doing in managing our IT investments—so they are on schedule, within budget, and to customer specification.

Clearly, we can only begin to better manage that which we measure and track. Our IT investments and their execution are no longer a black box or so it’s supposed to work.

However, to make these metrics and dashboard effective to improve IT execution, there are a number of critical success factors:

  1. Transparency—This is a concept that is in common use these days, and we need to continue to put it in action. All IT investments need to be measured, not just the “major” ones, and their success and failures need to be visible. The purpose must not to scrutinize or shame project managers, but to be able to genuinely guide projects to successful conclusions. This is what the control phase of capital planning and investment control is all about. We need to course correct projects early and often, if necessary, before they are billions of dollars out of control.
  2. Honesty in Reporting—Projects need to be reported accurately—no gaming the system. If the facts are sugarcoated or whitewashed, then no dashboard in the world is going to catch the problems that are misreported to begin with. Unfortunately with project management, the elements of scope, schedule, and cost can be manipulated to make it seem as if a project is okay, when it isn’t. One example is de-scoping the project to enable a delivery on schedule and on cost, even though what’s being delivered is not what was asked for or agreed upon.
  3. Skills Enhancement—With better measurement of IT investments, we need to provide more training to our project managers. We can’t just expect perfection day 1. We need to work with people and grow them to be better project managers. We can do this with training, mentoring, coaching, and so on. Remember, it’s generally the people that make the IT project a success or failure, not the technology—so let’s invest in our people to make them better project managers.
  4. Accountability—We shouldn’t be looking to exact a pound of flesh for genuine human foibles—mistakes do happen. But at the same time, people must be held accountable for fraud, waste, and abuse. Sometimes, people get complacent and they need a reminder that there are real implications to an IT project’s success or failure—mission and people are depending on you to do your job, so you had better do it responsibly and to the best of your ability.
  5. Continuous Improvement—Ever since business school, I’ve always loved the Japanese management practice of Kaizen—continuous improvement. This concept is right on the mark with our IT investment and project execution. We are not going to magically put up a dashboard and whoola—better IT projects. It’s going to be a process, a transformation over time. We need to incrementally improve our IT project success rate through learning measurement, and best practices implementation. Of course, time is money, and we need to move quickly, but we do not want to artificially create the appearance of short-term performance improvement at the expense of genuine long-term success.

All the power to IT performance measurement and dashboarding, but with the absolute commitment to not only track and measure, but also grow and improve our customer results. It’s not a gotcha that we need, but a how can we help you succeed.

Building High Performance Teams

At work, there is almost no greater feeling than being part of a high-performing team, and no worse than being part of a dysfunctional one.

Teams are not, by definition, destined to succeed. In fact more often then not, they will fail unless they have the right mix of people, purpose, process, commitment, training, and of course, leadership—along with the time for it all to jell.

I remember being on a team in one special law enforcement agency that had the “right mix.” The project was both very successful and was written up as a case study, and everything in the project was really fulfilling personally and professionally: from gathering around the whiteboard for creative strategy sessions to the execution of each phase of the project. Now, that is not to say that there were not challenges on the project and on the team—there always are—or you are probably just dreaming rather than really in the office working. But the overall, in the experience, the health of the team was conducive to doing some really cool stuff. When the team is healthy and the project successful, you feel good about getting up in the morning and going to work—an almost priceless experience.

Unfortunately, this team experience was probably more the exception than the rule—as many teams are dysfunctional for one or more reasons. In fact, at the positive team experience that I was described above, my boss used to say, “the stars are all aligned for us.”

The challenge of putting together high-performance teams is described in Harvard Business Review, May 2009, in an article, “Why Teams Don’t Work,” by Diane Coutu.

She states: “Research consistently shows that teams underperform their potential.”

But Coutu explains that this phenomenon of underperformance by teams can be overcome, by following “five basic conditions” as described in “Leading Teams” by J. Richard Hackman (the descriptions of these are my thoughts):

“Teams must be real”—you need the right mix of people: who’s in and who’s out.

“Compelling direction”—teams need a clear purpose: “what they’re supposed to be doing” and is it meaningful.

“Enabling structures”—teams need process: how are things going to get done and by whom.

“Supportive organization”—teams need the commitment of the organization and its leadership: who is championing and sponsoring the team.

“Expert coaching”—you need training: how teams are supposed to behave and produce.

While leadership is not called out specifically, to me it is the “secret sauce” or the glue that holds all the other team enablers together. The skilled leader knows who to put on the team, how to motivate its members to want to succeed, how to structure the group to be productive and effective, how to build and maintain commitment, and how to coach, counsel, mentor, and ensure adequate training and tools for the team members.

One other critical element that Coutu spells out is courage. Team leaders and members need to have the courage to innovate, “ask difficult questions,” to counter various forms of active or passive resistance, and to experiment.

In short, harnessing the strength of a team means bringing out the best in everyone, making sure that the strengths and weaknesses of the individuals offset each other—there is true synergy in working together. In failing teams, everyone might as well stay home. In high-performance teams, the whole team is greater than the sum of its individual members.

IT Leaders--In Service to User Diversity

A colleague sent me this article about "Electronically Challenged Seniors" with the comment "I think this sums up my abilities to a “T”." While in her case, she was grossly exaggerating--she is a highly intelligent, technologically proficient, and experienced professional--I though this was a fascinating commentary on how IT leaders need to take into consideration a wide variety of end-users when planning and rolling out new information technology.

For example, too often we treat IT training as a after-thought, communications with our users as a sidetrack from the "cool technology" itself, and the rollout and adoption of technology in our organizations as "you'll take what we give you, when we give it to you, and you'll like it!"

Certainly, generational differences have long been acknowledged in terms of IT awareness, understanding, desire, usage, and expectation. Those generations who grew up with the computer, PDAs, internet, social media and so on and so forth are not only versatile in them, but expect basically the "latest and greatest" to be available to them at work. While prior generations who did not grow up with these modern technologies, although fully capable of learning and using them, may not intuitively understand them or feel the same level of desire to adopt them.

As IT leaders, we need to work with people from many generations and walks of life--with various levels of breadth and depth of technical prowess, desire, and expectation, and we need to serve them all by understanding their particular IT requirements, service levels, and training needs, and tailoring our approach to servicing them to help each group--based on user segmentation--to be as productive, engaged, and comfortable as possible.

Of course, we can't make everyone happy all the time, but perhaps, we can work ever harder to be more understanding, empathetic, and helpful to our variety of users--"challenged" or otherwise.

Rolling Out New Technology: Lessons Learned


Lessons learned:
  1. The more things change, the more they stay the same; even though the technologies may change, the people and process issues still need to be dealt with.
  2. You can't just role out new technology and expect that people will just "catch on"; what's intuitive to one person is not necessarily intuitive to another.
  3. Different people learn in different ways; some can read a manual, others need more human interaction or hands-on training.
  4. Communication is critical to progress; we need to listen to others before we can effectively solve their problems.
  5. Learning needs to be repetitive; once is often not enough.
  6. Training needs to be part of every technology rollout.
  7. People, process, and technology need to be unified to bring results; otherwise the "new" technology may just end up sitting there.
  8. Many people are afraid of and/or resistant to change, and we need to be compassionate, empathetic, and help bring people along, always!

Training is a critical component of any organization's enterprise architecture. With the proper training, people are provided the necessary preparation to carry out the organization's mission.

Training needs to be built in to everything we do--whether it the business processes we perform or the system we operate--the employees have got to be ready and able to execute precisely.

As a proponent for a Human Capital perspective to enterprise architecture, I see training as being a core component of that area. As architects, we need to define what training is currently being provided to our people, what is needed for future capabilities, and how we will get there.

The training component of EA can be a critical link in the line of sight that aligns people, process, and technology into an effective whole.

Leadership Should Integrate Spirituality and Mission

I remember learning in religious day school that people are half spiritual beings and half animal and that it was a person’s duty (or test in life) to imbue the carnal part of our existence with spirituality.

It was nice to see a book today that brought this topic home; it is called “G-d is My CEO” by Larry Julian.

The premise of the book is that “we usually want to do the right thing, but often succumb to the short-term, bottom line demands of daily business life.”

Julian states: “The bottom line had become their G-d. It was insatiable. No matter how hard they worked, it was never enough, nor would it ever be enough.”

As I see it, people have two faces (or more) and one is their weekend persona that is family and G-dly oriented and the other is the one for the rest of the week—for business—that is driven by materialism, accomplishment, and desire for personal success.

This is where the test of true leadership comes into play.

We can and must do better in our business lives by “doing the right thing regardless of the outcome” and “expanding the definition of success from making money to making a difference.”

BUT, BUT, BUT…

We’re all experts at making excuses, why we need to be successful in business, achieve results, make lots of money, get the next promotion (and the next and the next) and that “the end justifies the means; you get to the outcome regardless of how you accomplish it”!

In Information Technology, it’s no different than in any other business function. It’s a competitive environment and most of the time, people’s raw ambitions are somewhat obscured (but still operating there) and occasionally you see the worst come out in people—not working together (like system operating in stovepipes), or worse criticizing, bad-mouthing, and even back stabbing.

As a CIO or CTO, we must rise above this and lead by a different set of principles. To this end, I like the “Servant Leadership” doctrine put forward by Julian.

In short, the servant leader, leads by example and puts people first and in essence, spiritually elevates the baser ambitions of people.

The servant leader is “one who serves others, not one who uses others. He/she “serves employees so they can serve others.”

“When we [as leaders] serve others, we help them succeed” and thereby we can accomplish the mission even better than pure individual greed ever could.

WOW!

The CIO/CTO can lead people, modernize and transform the enterprise with innovation and technology, to accomplish the mission better than ever and we can do it by integrating spirituality and kindness to people into what we do every day in our working lives.

Unfortunately, IT organizations are often run not by elevating people and making them significant, but instead by running them into the ground. The mission is demanding the latest and greatest to stay competitive. The technology is changing rapidly. IT specialists are challenged to keep up with training on new hardware, programming languages, systems development and project management techniques, best practice frameworks, and so forth, The Help Desk and Desktop support people are routinely yelled at by the customers. Security and privacy issues are a constant threat to operations. IT is denigrated as a support function, whose people don’t understand the business; IT is viewed as a utility and it’s people often pushed out for outsourcing.

Truly, in this type of demanding and challenging environment, it is tough for any IT organization and its people to maintain their dignity and spirituality. But that is precisely where the CIO/CTO must lead and demonstrate humanity and care for people. The true IT leader will impose structures to create order out of chaos and in so doing elevate people as the critical asset they truly are to the organization.

Here’s some ways we can do this:

  1. Treat all employees with respect and dignity by representing their interests in the organization, as well as abiding by at the very least minimal standards of professionalism and courtesy
  2. Partner with the business so that it’s not us versus them, but just one big US.
  3. Develop a meaningful architecture plan and sound IT governance so everyone understands the way ahead and is working off the “same sheet of music.”
  4. Manage business expectations—don’t overpromise and under deliver, which leads to frustration and anger; instead set challenging but attainable goals.
  5. Filter requirements through a “single belly button” of seasoned business liaisons, so that the rank and file employees aren’t mistreated for doing their sincere best.
  6. Provide training and tools for people to do their jobs and stay current and understand not only the technology, but the business.

Through these and other servant leader examples, we can integrate our spiritual and material lives and be the types of leaders that not only deliver, but that we can really be proud to be.

Holographic TV and Enterprise Architecture

Watch out enterprise architects…holographic technology is coming your way.

CNN reported on 6 October 2008 that “Holographic television to become reality.”

Of course, the TV piece of it is only the tip of the iceberg, because 3-D holographic technology can be used in our organizations for all sort of presentations (forget about simple PowerPoint slideshows anymore), video-teleconferencing (think CISCO Telepresence on steroids), desktop computer applications (think Office and Internet applications that take place literally on your desk rather than on a flat screen). Also, holographic technology will be able to be applied to specialized areas such as tele-medicine (for example, battlefield surgery), more realistic professional training (all kinds), and enhanced command and control functions (such as common and user-defined operational picture for defense, law enforcement, and Intel), and much more.

Why is all this now seen as possible?

Recently, researchers at the University of Arizona had a major “breakthrough in rewritable and erasable holographic systems.” This is “prerequisite for any type of moving holographic technology,” like a television where “images would need to be changing multiple times each second,” says Dr Nasser Peyghambarian.

Dr.T ung H. Jeong, a retired physics professor at Lake Forest College outside Chicago, says that “We are moving toward the possibility of holographic TV…It has now been shown that physically , it’s possible.

Peyghambarian believes that this “technology could reach the market within five to ten years.”

The challenge will be to produce it cheap enough to make it viable for the mass market.

As with most technologies that reach a basic level of maturity and profitability, competitors will rush in, drive down costs and commoditize the product.

We can look forward to this tremendous evolution in the way we watch and interact with information, applications, entertainment, training, and social media.

Users will have a richer and fuller experience by virtue of using this technology. It is the job of the enterprise architect to identify new technologies like this for our organizations and to plan the way ahead for their alignment with the business, adoption and use.

Holographic technology will change the way we conduct our operations in business, government, and our personal lives.

Texting Gone Wild and Enterprise Architecture

Information availability and communication mobility is all the craze. We are connected everywhere we go. We have our phones, PDAs, and laptops as part of our everyday gear. We wouldn’t leave the house without one or more of them or a converged device like the iPhone or Sidekick. And people are walking and driving around yapping on the phone or typing out text messages. Evan at work, people are answering the phone and texting in the stall. What is it about being connected with these devices that we literally can’t let go?

The Wall Street Journal, 25 July 2008, reports that “Emailing on the Go Sends Some Users Into Harm’s Way.”

These multi-taskers “ram into walls and doorways or fall down stairs. Out on the streets, they bump into lampposts, parker cars, garbage cans, and other stationary objects.”

Are people getting hurt?

You bet. James Adams of Northwestern Memorial Hospital is Chairman of Emergency Medicine, and he states “he has treated patients involved in texting incidents nearly every day this summer.”

Things have gotten so out of control that one London company began “outfitting lampposts with padded bumpers in the in the East End to cut down on injuries to errant texters.”

The stories go on and on about texters who bump into brides at wedding, fall off of curb and into construction barricades, walk into two-by-fours toted by construction workers, knock into bikers, and fall down staircases.

As a student of organizational behavior and an enterprise architect, I ask myself what is going on that people feel such a compelling need to be in touch literally every second. Are people craving intimacy? Are they insecure? Do they get a high by connecting with others and just can’t stop? Is this good thing for society and our organizations?

Certainly, the ability to communicate anytime, anywhere is a good thing. It makes us more capable. It can make us more productive (if we don’t end up killing ourselves in stupid accidents doing it irresponsibly). But like all good things, we need to learn to control our appetite for them. It’s the difference between eating thoughtfully or eating thoughtless, like glutton. Or between taking medicine when needed to treat a legitimate medical condition or just using recklessly like an addict.

Part of good enterprise architecture is building balance into the organization. Architects introduce new technologies to enable performance, but should also help develop policies and ensure training for responsible usage.

It’s terrific to bring new capabilities to the organization and society, but our role as architects does not end there. The human capital perspective of the enterprise architecture comes into play and demands that we go beyond the pure business requirements and technology solutions, and explore the impact of the technology on the people who will use. The human capital perspective of the architecture provides a lens through which we can manage the integration of people and technology.

I’d believe that we should educate people to use technology more responsibly, rather than outfit every lamppost and tree with bumper pads!

Emergency Incident Management and Enterprise Architecture

When a disaster or emergency strikes, who is in charge—federal, state, local, or tribal authorities? Police, fire, rescue, medical services, public works, environmental response professionals? Who has jurisdiction? How is incident response coordinated?

“The National Response Framework (NRF) presents the guiding principles that enable all response partners to prepare for and provide a unified national response to disasters and emergencies. It establishes a comprehensive, national, all-hazards approach to domestic incident re

  • describes how communities, tribes, states, the federal government, private-sectors, and nongovernmental partners work together to coordinate national response;
  • describes specific authorities and best practices for managing incidents; and
  • builds upon the National Incident Management System (NIMS), which provides a consistent template for managing incidents.” (http://www.dhs.gov/)
National Incident Management System:

  • While most emergency situations are handled locally, when there's a major incident help may be needed from other jurisdictions, the state and the federal government. NIMS was developed so responders from different jurisdictions and disciplines can work together better to respond to natural disasters and emergencies, including acts of terrorism. NIMS benefits include a unified approach to incident management; standard command and management structures; and emphasis on preparedness, mutual aid and resource management.” (http://www.fema.gov/)

Government Technology’s Emergency Management Magazine, Spring 2008, reports that “only willing partners coming to the table, treated as equals, will prove effective in establishing a national standard for incident response.”

Why are there so many issues in coordinating incident response?

  1. Miscommunication—“the ideal scenario is that everyone uses the same system and terminology when responding, which allows disparate agencies to come together quickly and avoid miscommunication when confusion ultimately rules—during disasters.”
  2. Jurisdictional egos—“Jurisdictional egos can become involved, along with personal history and interagency ‘baggage.’…it can be messy at best, especially as leaders emerge, each wanting to highlight their agency’s accomplishments and not be superseded by another.”
  3. Lack of interagency and cross-jurisdictional training—“We need joint training, planning and exercises with all potential partners if we’re ever going to fix the issue of unified command…[additionally, there is a] lack of practice in how, in larger, cross-jurisdictional responses, the elected officials aren’t used to working in tandem with other jurisdictions during emergencies.
  4. Subordination is not in the law—“It is not in our nature and governance for one jurisdiction to subordinate itself to another, especially in crisis. As such, the solution will need to be the establishment of mechanisms that allow for joint action via a coordinated response.”

As a citizen, I frankly do not care about responders’ terminology, egos, training, or distaste for subordination—when there is a true crisis, I (like I believe any sane person) wants help to come, come quick, and come effectively. I want lives saved and property safeguarded.

From an enterprise architecture perspective, I acknowledge the challenge that we face in coordinating incident response among a broad spectrum of stakeholders and emergency response experts. However, at the same time, I cannot help but marvel at the current federated system of emergency response. I believe that emergency response needs to mature to one where there is absolute crystal clear chain of command and a solid, unified approach to dealing with disaster. All necessary and appropriate resources need to be brought to bear to help people in disaster and a coordinated response is a must.

Certainly, while there are technical issues in establishing common data standards, mechanisms for information exchange, interoperable systems, and securing these, it seems that the biggest issue is cultural. People and agencies are continuing to function in a siloed mentality despite the clear need for a unified approach to dealing with disasters as well as with the large, complex, and global problems that we face. I believe that this only underscores the need for “enterprise architecture” and that it is becoming more and more obvious that each of us doing our own thing is not going to enable us to solve the great issues of this century.

“Consumerized” IT and Enterprise Architecture

“Ergonomics (or human factors) is the application of scientific information concerning objects, systems and environment for human use…Ergonomics is commonly thought of as how companies design tasks and work areas to maximize the efficiency and quality of their employees’ work. However, ergonomics comes into everything which involves people. Work systems, sports and leisure, health and safety should all embody ergonomics principles if well designed. The goal of ergonomics and human factors is to make the interaction of humans with machines as smooth as possible, enhancing performance, reducing error, and increasing user satisfaction through comfort and aesthetics. It is the applied science of equipment design intended to maximize productivity by reducing operator fatigue and discomfort. The field is also called biotechnology, human engineering, and human factors engineering.”

“In the 19th century, Frederick Winslow Taylor pioneered the "Scientific Management" method, which proposed a way to find the optimum method for carrying out a given task… The dawn of the Information Age has resulted in the new ergonomics field of human-computer interaction (HCI). Likewise, the growing demand for and competition among consumer goods and electronics has resulted in more companies including human factors in product design. (Wikipedia)

Despite all the talk of ergonomics, we’ve all had the experience of getting a new IT gadget or using a new IT application that necessitated that we go through reams of instructions, user-guides, manuals (some 3-4 inches thick), and online tutorials, and still often we end up with having to call in to some IT support center (often in India these days) for walking through the “technical difficulties”.

Not a very user-centric architecture.

Well finally companies are waking up and factoring in (and designing in) ergonomics and a more user-centric approach.

The Wall Street Journal, 22 April 2008, reports “Business Software’s Easy Feeling: Programs are Made Simpler to Learn, Navigate.”

Many vendors have ‘consumerized’ their corporate software and online services making them easier to learn and navigate by borrowing heavily from sites such as Facebook or Amazon.com. They have also tried to make their products more intuitive by shying from extraneous features—a lesson learned from simple consumer products such as Apple Inc.’s iPod.”

Other vendors are developing products using “user experience teams” in order to build products that are user-friendly and require minimal to “no formal training to use.”

David Whorton, one of the backers of SuccessFactors, an online software company, stated: “We’ve moved into an environment where no one will tolerate manuals or training.”

Similarly, Donna Van Gundy, the human resources director for Belkin, a maker of electronic equipment said: “Employees just don’t want to be bothered with training courses.”

The bar has been raised and consumers expect a an intuitive, user-friendly experience and a simple user interface.

Go User-centric!!
