Hammer and Nail

Often, we have a one size fits all orientation to life. 
"To a hammer, everything looks like a nail."

We try to solve fresh daily problems, yet everything we are going through is seen through our preset filters and mindsets. 

In many cases, we are simply and undeniably biased, mistakenly believing that what worked in the past or for particular challenges will always work in the future and for all our problems. 

We stereotype people and races and see them as either "the good guys" or "the bad guys"--but there's no grey in there to further differentiate.  

Also, we work in a comfortable zone of blind routine thinking that we wish it's all as simple as wash, rinse, and repeat.

But while some die-hard habits and lessons learned in life are very valuable and should be mentally recorded and referenced, seeing life through a single, or even a few handy-dandy, filters can prove disastrous when things or times change. 

For example, one big criticism of our dealing in Washington is that:
"Politicians, like generals, have a tendency to fight the last war."

Instead, if we evaluate the nuances of each person and particular situation, we can work to get a more detailed evaluation, and potentially be able to fine-tune approaches for what needs to be done, and how, with each and every one, accordingly. 

Chucking a batman belt approach to just using whatever tools are immediately available, can facilitate a broader and more creative approach to problem-solving. 

Sure, to a certain degree, we are creatures of habit--and we intuitively rely on what's worked in the past, and reject and shun what hasn't--but past experiences do not necessarily foretell future successes. 

If we don't stay agile and resilient, we can easily get blown away by the situation or the competition. 

There is always a new challenge to test us and someone coming up who may be better, faster, or stronger that wants to try and take us on or down. 

A shotgun approach, in lieu of a more precise surgical strike, can result in a lot of collateral damage and maybe even missing the mark altogether. 

Think, think, think. 

Focus on what needs to get done--apply lessons learned as applicable, but also look for new sources and methods to build a bigger and more versatile tool chest.

In the walking dead, a hammer to the head works fairly well on all Zombies, but sometimes there are too many zombies in the hoard or even more dangerous living people and situations to attend to. ;-)

The Games Organizations Play

So HP, under Meg Whitman, is breaking up into a PC/printing company and an enterprise products and services firm.

Um...well of course it’s the right thing to do to focus each and release the great value of these two companies.

Only, just a few years ago, under Carly Fiorina, HP a printer and enterprise products company combined with Compaq, a PC company, in order to gain the size and clout to succeed in the ever-competitive technology marketplace.

The B.S. of corporate America—everything and the opposite--to try and do something, almost anything, to try and raise the share prices of those strategically stalled companies.

From Meg Whitman, CEO of HP:

- October 2011--“Together we are stronger!”

- Then today, 3 years later--“Being nimble is the only path to winning.”

Yeah, whatever.

Merge, split—wash, rinse, repeat…fool the fools.

HP is still HP—especially compared to Apple, Amazon, Google, and even now Lenovo. ;-)

Microsoft’s Three-headed Play

Computerworld, 8 November 2010, has an article called “Ozzie to Microsoft: Simplify, Simplify.” Unless Microsoft can become nimbler and less bureaucratic, they will not be able to keep pace with technology change in the marketplace.

Ray Ozzie, Microsoft’s departing Chief Software Architect (and Bill Gate’s successor since 2006) has prepared a five-year plan for the company that “exhorts the company to push further into the cloud—or perish.” (Hence, a recent Microsoft stock price that is half of what it was more ten years ago!)

According to Ozzie—and I believe most technology architects today would agree—the future of computing is far less about the PC and Windows and much more about mobile devices and services, which are not traditional core competencies of Microsoft.

The new technology landscape is one that is based on:

  • Mobility—access anywhere (smartphones, tablets, and embedded appliances)
  • Pervasiveness—access anytime (24/7, “always on”)
  • Shared services—access that is hosted and shared, rather than device or enterprise-based.

Despite seeing the future, Microsoft is having trouble changing with the times and many are questioning whether they are in a sense a “one pony show” that can no longer keep up with the other technology innovators such as Apple, Google, Amazon, and others that seem to be riding the mobility and cloud wave.

Wes Miller, a technology analyst, states about Microsoft: “My frustration is that it’s a big ship, and the velocity with which the boat is going will make it hard” for them to move from a PC-centric to a cloud-oriented world. “You’re talking about competing with companies that are, if not out-innovating Microsoft, then outpacing them.”

With the deep bench of intellectual talent and investment dollars that Microsoft has, why are they apparently having difficultly adjusting with the changing technology landscape that their own chief architect is jumping up and down screaming to them to confront head-on?

To me, it certainly isn’t ignorance—they have some of the smartest technologists on the planet.

So what is the problem? Denial, complacency, arrogance, obstinance, accountability, leadership, or is it a combination of these coupled with the sheer size (about 89,000 employees) and organizational complexity of Microsoft—that Ozzie and Miller point out—that is hampering their ability to effectively transform themselves.

This certainly wouldn’t be the first time that the small and nimble have outmaneuvered lumbering giants. That’s why according to Fortune Magazine, of Fortune 500 companies, only 62 have appeared on the list every year since 1955, another 1,952 have come and gone. It’s sort of the David vs. Goliath story again and again.

While Microsoft is struggling to keep pace, they are fortunate to have had people like Ray Ozzie pointing them in the right direction, and they have made major inroads with cloud offering for Office365 (Office, Exchange, SharePoint, and Lync—formerly OCS), Windows Azure (service hosting and management), and Hyper V (for server virtualization).

As I see it, Microsoft has 3 choices:

  1. Change leadership—find someone who can help the company adapt to the changing environment
  2. Break up the company into smaller, more nimble units or “sub-brands,” each with the autonomy to compete aggressively in their sphere
  3. Instead of focusing on (the past)—base product enhancements and the “next version,” they need to be thinking completely outside the box. Simply coming out with “Windows 13” is a bit ridiculous as a long-term strategy, as is mimicking competitors’ products and strategies.

As is often the case, this is really isn’t so much a question of the technology, because Microsoft can certainly do technology, but it is whether Microsoft can overcome their cultural challenges and once again innovate and do it quickly like their smaller and more agile rivals.

Right In Front of Us, but We Are Blind to It

Last week, there was a 13-year-old boy, with Asperger’s syndrome, who ran away from home and rode away in the NYC subway system for 11 days undetected!!!

The boy went missing with $11 dollars in his pocket. “According to CNN, the boy's mother says he survived on fast food and candy he purchased in the subway system. He spent the majority of his time riding the trains. He wore the same clothes for the duration and lived underground, sleeping in subway cars and using underground restrooms.”

Many people were out looking for this boy, including the police, but neither the searchers nor the extensive surveillance apparatus in New York picked him out. Apparently, no one on the trains reported seeing this kid riding endlessly around 24x7, and the boy was invisible to the myriad of hardworking transit workers and officers who are all over the transit system, until day 11 when finally one officer recognized the boy from his missing picture.

How can a boy be there for almost two weeks, but be seemingly invisible to the thousands of riders and workers passing thru the subway system and what can this teach us about leadership and organizations?

Information Overload—This is truly the information age. We have morphed from not having enough information to being flooded with it and not being able to process it. With the missing boy on the NYC MTA subway system, he was literally lost amidst the more than 5 million riders a day and 468 stations. This is a common situation these days where we have access to stores of information, on databases and through the Internet, yet we frequently struggle to find the golden nuggets of information that really mean something. Post 9-11, our military and intelligence communities are being flooded by sensor information from a vast network of resources, and the challenge now is to find innovative ways to process it quickly and effectively—to find the proverbial “needle in the haystack” and to stop the next potential attack. Our organizations in the public and private sectors need faster, more accurate, and finely tuned systems to find the dots, connect the dots, and see the picture.

Process Matters—According to Digital Journal, “the disappearance was reported to police immediately, who treated it as a runaway. After five days had passed, it was being treated as a missing persons case.” The police were following their processes in handling this little boy, but it resulted in five days passing without the assumed more intense search that occurs with a missing persons case. Lesson to note is that having standardized, documented business processes are important in efficiently managing operations, but we should not get so caught up in the process that we become rigid and inflexible in handling cases according to the specific situation. While I am not an expert in this, the question does come to mind, whether the search for a child with a known disability may have been escalated/elevated sooner? And the point, I am really trying to make is that we need to keep our organizations and processes agile and responsive so that we can act meaningfully and in time.

Break through the Apathy—Having been a former New Yorker (and I suppose, it never truly leaves your blood), I am well aware of the accusations and jokes made about rudeness and apathy from people in the “city that never sleeps.” NY is a tough town, no doubt. The people are quick and sharp. They work and play hard. They are good, productive people. But living in a city with 8.3 million people in one of the most dense urban centers of the world can take a toll. Even with major clean-up efforts in recent years, NYC still has its fair share of crowding, pollution, and crime and this can take a toll on even the best people. I remember daily sights of panhandling, poor and ill people, aggressiveness not limited to the yellow cabbies. I suppose, one disabled boy could get lost amidst the city chaos, but the challenge is to break through the apathy or callousness that can easily overtake people and continue to care for each and every person that needs our help. This is no small challenge in a city with a 21.2% poverty rate (US Census Bureau 1999), let along in a world where 1 in 4 (or 1.3 billion persons) live on less than $1 a day. As leaders, we need to push for caring over apathy and for seeing and acting versus blinding ourselves to the pain and misfortune of others.

Could we have found this little boy sooner? Maybe. Could it have ended a lot worse? For sure.

While this missing persons situation is now over, we need to prepare ourselves for future events and contingencies. We can do this by continuing to create better systems and mechanisms to process information better, faster, and cheaper—it’s not longer just the quantity of information, but the quality and it’s timeliness and relevance; by reengineering our business processes so that we are alert, nimble and responsive—rigid processes lead to hard and fast rules that serve no one; and building camaraderie with one another—seeing that we are more the same, than we are different—and that everyone matters—even a kid underground in a subway system spanning 656 long and winding miles.

And lest anybody think I’m giving New Yorkers a hard time, believe me when I say – it is “the city” that has given me the street smarts to navigate the Beltway and challenge anyone who says that something can’t be done!

Nimbleness, Ingenuity and The Total CIO

We all know the story of David and Goliath, where little David slays the monstrous adversary from the Philistines, Goliath.

From a religious perspective, of course, David is victorious over this incredible enemy, by the hand of G-d; it is a miracle!

Metaphorically, David slays the Giant with a rock and sling shot overcoming the daunting Goliath and his foreboding weapons (sword, spear, shield, and armor); it is David’s nimbleness and ingenuity that overcome the hulking and conventional giant, Goliath.

You have to love this story.

Good wins over evil. The smaller defeat the larger. The underdog overcomes the “sure thing.”

The modern day, Hollywood version of this is Rocky whose sheer determination and laser focus prevails against superior adversaries. How many times does the smaller Rocky defeat the larger, better trained, more muscular opponents? Remember—Apollo Creed (taller, trimmer, faster), Hulk Hogan (the giant who literally picks Rocky up over his head), Clubber Lang (the awesome Mr. T), Ivan Drago (the steroidal, methodically-trained Soviet), and so on.

David versus Goliath, Rocky versus Ivan Drago…

While these are amazing and inspiring stories of success, these aren’t unique stories or themes in history. Why?

As the old saying goes, “the bigger they are, the harder they fall.” Small, nimble, and innovative can and will overcome large, lumbering giants. This can be in the ring (like Rocky), on the battlefield (like David and Goliath), and in marketplace competition (like challenger brands such as Apple, Google, Honda…).

Recently, the Wall Street Journal has an article entitled “Honda’s Flexible Plants Provide Edge.” (23 September 2008)

“One recent morning, the Hondo Motor Co. plant here churned out 120 Civic compacts. Then the production line came to a halt and workers in white uniforms swept in to install new hand-like parts on the giant gray robots that weld steel into the car’s frames. About five minutes later, the line roared back to life, and the robots began zapping together a longer, taller vehicle, the CR-V cross-over. In the automotive world, this is considered quite a feat.”

Honda’s plants are the most nimble in the industry.

In the first 2/3 of the year, while sales are down 24% at Chrysler, 18% at CM, 15% at Ford, and even 7.8% at Toyota, Honda is up 1.7%!

Like with Honda’s more efficient production process—“to shuffle production among different plants as well as make different models in one plant--flexibility and innovation are the rocks and slingshot of the modern day David. Watch out Goliaths!

The great lesson here for large, successful organizations is that no matter how much bigger and better you are than the competition, you can never rest on your laurels.

Time can change everything.

The smaller, seemingly disadvantaged enterprise is eyeing those in the #1 spot and taking it as their personal challenge to unseat them. They are clawing their way up and will use their smaller size to outmaneuver, and their ability to innovate to leap ahead of the competition.

The Total CIO (like King David and Rocky) find a strategic advantage to enable them to overcome stronger and/or larger competitors. The Total CIO leverages technology/business process improvement as tools of innovation to change the game completely.
