Integrity is Priority #1

So I was speaking with some leaders about what is most important to them in their organization. 

And what was fascinating to me is that they didn't describe the usual things...

- Leadership 

- Innovation 

- Emotional Intelligence

- Technical skills

And so on. 

Instead and in all seriousness, they spoke with me about integrity.

Integrity is what I call, doing the right thing, always!

And I was so impressed how these leaders understood that integrity is integral to their organizational culture, and is the cornerstone to it's ultimate success in everything else it does. 

If everyone does the right thing, then the organization will do the right thing!

In the bible, we repeatedly learn the importance of following one's moral compass. 

- In Ecclesiastes (7:1), "A good name is better than fine perfume." 

- In Proverbs (22:1), "A good name is more desired than great wealth."

And as in the photo above from a local synagogue, "A good name endures forever."

What is new here though is that a good name and the integrity it takes to build that name for yourself is not just critical to your self development, but ultimately is really congruent and even synonymous with your organization's success. 

If unfortunately some are not doing "the right thing," we need to know about it, so we can course correct.

What we do matters not only to ourselves, but to the larger organization and community that we live in. 

Good is contagious, and it inspires more good, and this is what we want to be successful. ;-)

Got Mic

My daughter went to a cool work seminar yesterday on emotional intelligence and she told me five important takeaways for creating EI health:

1. Self-awareness

2. Self-regulation

3. Self-motivation

4. Effective relationships

5. Empathy

Certainly, exerting self-control and working effectively with others is sort of obvious.

But it is not necessarily easy for everyone to do. 

Reflecting on this, some people seem to need no microphone or megaphone. 

They can't get off the elevating soapbox and behave instead is as if they are the whole show onto themselves. 

Enjoying to talk alone or above everyone else, maneuvering with drama and theatrics, and being cemented squarely in that center stage.

Perhaps highly intelligent about the subject matter, but often quite low on emotional intelligence. 

Seeing neither the objective nor the team, unable to recognize and respect others or to listen to alternate points of view, it may go on for quite some time before they come up for air. 

Overly extroverted, oblivious, uncaring, or perhaps needy or narcissistic.

Seeming to say, "I was created and stand in the center of the universe and all revolves around me!"

Chasing honor and dismissive as to their way or the highway--threats lurk, right or wrong. 

This is definitely a job for self-improvement and to personal advancement. 

Can EI be learned? 

Perhaps if the person can stop for a sec and just listen and be humbly part of the human race. ;-)

Compassion Instead Of Anger

So I was speaking to someone recently about how angry they were with some stressful things and people in their life. 

I listened carefully and tried to empathize--also in full transparency, it got to be a lot and I at some point was begging them to stop!

At one point, I just said, instead of being angry maybe try to be compassionate. 

And I could see in other person's reaction that they thought perhaps that I had hit on something a little eye-opening here. 

We can get angry about all the stresses and injustices that we perceive in our lives. 

People blame us, attack us, don't appreciate us, talk down to us, disrespect us, even bully us or try to hurt us.

Also life throws some pretty stinging to earth-shattering circumstances upon us.

And maybe we have every right to feel angry.

But usually the anger, unless we need the adrenaline-rush in fighting for our survival and for our core beliefs and values, doesn't help us achieve what we really want. 

What we want most of the time is to resolve things!

But getting angry and lashing out often only makes things worse. 

We act rashly, we overreact, we say and do things we may regret afterwards, and the consequences of our reaction can be severe to us afterwards in terms of alienating and harming others, escalating the situation and making it worse, creating hurt and destruction in our own wake, and even losing jobs or getting yourself in trouble and sent to the pokey.

If instead of getting angry and flinging arrows, we look at things from eyes of compassion, we can listen to others more carefully, understand the situation better, and try to rectify bad relationships or cope with stressful life events by employing emotional intelligence and a soft hand/skills. 

This is not to say that we should excuse really bad behavior or truly unforgivable misdeeds, but rather that we should look at things in a larger context, the role we play, and as part of our our life challenges to make things better and overcome.

Anger and the associated response is appropriate when the little devil is doing their misdeeds (lashing out severely and/or repeatedly with harm and intent), but compassion can help to see everything else for what it is or isn't and gives us an opportunity to react with a level head, a stable hand, and humanity as a first resort. ;-)

Getting Zinged

So there is the work at work. 

And then there is the behind the scenes people stuff that goes on.

And anyone who has been around the block long enough in organizations know that the people stuff is where all the "craziness" happens. 

A friend told me a story about their colleague.

The colleague sends a trash-talking email about the person at work, but instead of sending it to the presumed audience they instead send to the person himself....oops. 

So the veneer of "how your doing today?" and "hope you have a nice weekend!" is revealed by something else. 

Awkward, no?

Email is generally a positive method of communication, but also can be treacherous and revealing.

No matter at work, the main thing is stay focused on the mission and not to get sidetracked by the zinger of the day.

Listening Beyond The Superficial

"I know you hear me, but are you listening to me?"

That's something one of my teachers used to say to the class back in yeshiva day school. 

The New York Times reports on a company that is pioneering the study of "Emotional Analytics."

Beyond Verbal is helping to "reach beyond the verbal" and listen for mood, attitude, and personality of the speaker. 

The point is that if you listen carefully, you can decode a person's mood--almost like a "human emotional genome."

Beyond Verbal can already identify "400 variations" of emotions not based on the words chosen, but rather based on the tone and frequency of use. 

For example, is the person telling you over and over again about a products problems--and are they getting annoyed that you aren't getting it!

Through a speech analytics engine that examines patterns of verbal use, we can classify whether a person is dissatisfied, escalating, and so on.

This can be extremely useful, for example, in call centers that service (perhaps some irate) customers.

Also, speech analytics could help us with uncovering deception from terrorists or moles in the government by detecting threatening or nervous emotions that the subjects are trying to hide. 

Potentially, this software could be helpful in our personal lives as well in terms of identifying the context and providing the E.I. (emotional intelligence) to understand what a person is r-e-a-l-l-y saying to us, rather than just perhaps the superficial words themselves. 

If we can not only hear someone else, but listen better and perceive more precisely what they are trying to tell us and what they are feeling, then we can problem-solve and resolve situations better and more quickly.

Software like this could definitely help keep me out of the doghouse at home. ;-)

Open Doors, Closed Minds

This was a funny photo at the local Pot Belly eatery.  

Their side door (right off their main entrance) is wide open, yet they have these two large signs that say "Keep Closed" and "For your safety back door must be locked at all times."

And inside this guy with a clipboard is schmoozing away--seemingly ignoring everything.

No delivery in sight either--maybe just the morning checkup on things.

So much for safety, following the rules, and probably good common sense.

It reminded me of a couple of things:

One is sort of the opposite of this scenario, where in the office, virtually every manager/leader purports to have an "open door" policy, yet really while their door may be open, their minds are closed.

They don't really listen to what people are telling them--issues, solutions, new ideas--they have their own ideas about things, how they are and how they ought to be. The others don't really matter to them, because they are in charge.

In this case emotional intelligence, social/interpersonal skills, communication abilities, and teamwork are all pretty low. Surprisingly or not, this is quite a lot of managers out there, I think.

The other thing this scene brought to mind is a related issue of access. Sometimes, we may try to get a briefing or presentation, or even just a discussion with superiors, but they always seem too busy. 

Without acccess, we are limited in pushing new ideas and innovations up and out--it stops with the gatekeepers. With access, we can work together to make great ideas and solutions even better.
It's interesting that access--such a simple thing you would imagine, is such a big deal. But it is common too that rather than dealing with new ideas or difficult issues, managers may simply find it easier to simply not deal with "the noise."

This is the equivalent of grade school, where you put the fresh-mouthed student in the corner, facing the wall, with a tall pointy dunce cap on their head--until they and everyone else gets the message that this not someone of significance. See them, laugh at them, then ignore them.

Access is another word for you mean something or you don't, in your bosses mind, at least, and in how they communicate about you to others. 

Lose access and you are in the wilderness and maybe will starve to death and die. Gain access and you have an opportunity to influence things for the positive--live and let others thrive.
Are you relevant or dead--is the door open--really or is it just a show. 

Your job as a leader and follower is too figure out how to open doors all around you, to bridge divides, communicate what you really think in a way that can be heard, influence the way forward, and make people feel--really feel--that they are heard, that they do have something important to say and contribute, and that everyone is valuable.

Door open or closed--your mission is the same.

EI Differentiates Us From ET

An extra-terrestrial (ET) from outer-space is alien to the human race and our culture and norms.

You wouldn't expect an ET--despite maybe their great technology that gets them here--to understand us Earthlings and treat us properly.

They may try and capture us and even harvest our vital resources (and organs), but no, they probably wouldn't be overly concerned with with how they act or treat us.

Hence, Emotional Intelligence (EI) is what differentiates us from ETs.

With EI we manage both our ourselves and our relationships--like (proper) human beings.

EI is made up of personal competencies and social competencies.
In terms of personal competencies--we need to be self-aware and manage ourselves with authenticity and self control--and not act like a bunch of unseemly aliens.

From a social competency perspective--we must extend ourselves to become socially aware and manage our relationships tactfully--so we don't go chasing and laser-beaming others.

There are a number of important social skills for us Earthlings to master if we want to live nicely with others:

- Listening--that's why G-d gave people 2 ears and 1 month (of course, aliens have the opposite--2 mouths and 1 ear).

- Feeling--showing empathy for our fellow human beings--understanding their interests, concerns, and perspectives (like no alien can).

- Giving--being selfless, giving, and nurturing to others personally and having a service-orientation to our customers.

- Teaming--developing and maintaining a breadth of interpersonal relationships and sharing and collaborating with them (this will help you fight off the invading ETs when they arrive).

- Managing conflict--deescalating issues and negotiating with others to reach agreements and resolutions (if only we could negotiate with the aliens not to eat us). 

- Visioning--coming up with and championing a forward-thinking and compelling strategy.

- Managing change--influencing and leading others to adopt new ideas and change the status quo (we need to change, learn, grow, and improve--because it's a big intergalactic world out there).

These are a lot of critical and challenging skills to master and no one is perfect at all of them.

But as imperfect as we are, it is our trust and test in life to be more than warring Earthlings fighting each other over continuously scarce resources, but instead to become social creatures as well--where we lean to gracefully manage ourselves and our relationships. 

Unlike ETs, we human beings are in so many ways--with EI--better than that! ;-)

Big and Small--Who's Who?

Yesterday, I go into a store with my daughter to shop for a new iPhone case.

A clean-cut kid--maybe 13 years old--comes out from behind the counter and asks me what I'm looking for.

I chat with the boy for a few minutes about their products and the prices of the various items--and I was genuinely impressed with this kid's "business savvy."

Sort of suddenly, a larger man emerges, whom I assume to be the boy's father.

Making conversation and being friendly, I say to the man, "Your son is a very good salesman."

The father responds surprisingly, and says, "Not really, he hasn't sold you anything yet!"

Almost as abruptly, he turns and stumps away back behind the counter.

I look back over at the kid now, and he is clearly embarrassed, but more than that his spirit seems broken, and he too disappears behind the counter.

My daughter and I look at each other--shocked and upset by the whole scene--this was a lesson not only in parenting gone wrong, but also in really poor human relations and emotional intelligence.

As a parents, teachers, and supervisors, we are are in unique positions to coach, mentor, encourage, and motivate others to succeed.

Alternatively, we can criticize, humiliate, and discourage others, so that they feel small and perhaps as if they can never do anything right.

Yes, there is a time and place for everything including constructive criticism--and yes, it's important to be genuine and let people know when they are doing well and when we believe they can do better.

I think the key is both what our motivations are and how we approach the situation--do we listen to others, try and understand their perspectives, and offer up constructive suggestions in a way that they can heard or are we just trying to make a point--that we are the bosses, we are right, and it'll be our way or the highway.

I remember a kid's movie my daughters used to watch called Matilda and the mean adult says to Matilda in this scary way: "I'm big and your small. I'm smart and your dumb"--clearly, this is intimidating, harmful, and not well-meaning.

Later in the day, in going over the events with my daughter, she half-jokingly says, "Well maybe the kid could've actually sold something, if they lowered the prices" :-)

We both laughed knowing that neither the prices nor the products themselves can make up for the way people are treated--when they are torn down, rather than built up--the results are bad for business, but more important they are damaging to people.

We didn't end up buying anything that day, but we both came away with a valuable life lesson about valuing human beings and encouraging and helping them to be more--not think of themselves as losers or failures--even a small boy knows this.

Communication, What Comes From The Heart

Leaders always seem to be trying to get their message "right".

They ponder what will it take to win the hearts and minds.

They may hire consultants to tell them what they should say.

They engage fancy speechwriters to say "it" just so. 

Then, they monitor the polls to get feedback and see how their message was received.

However a new article in Harvard Business Review (April 2012) throws a curve ball at this whole notion--stating: "It seems almost absurd that how we communicate could be so much more important to success than what we communicate."

From my perspective, there are many factors that contribute to the success of our communications:

Firstly, let's face it--personality, likability, charisma, and charm go a long way to influencing others--and yes, it seems like this is the case, almost at times, regardless of the message itself. 

Then there is everything else from emotional intelligence and political savvy for "working" the audience to doing your homework in terms of getting your facts right, making your presentation engaging, using back channels to build support, and giving people the opportunity to ask questions, contribute, and buy in. 

According to the HBR article, successful communication directly impacts team performance, this occurs through:

- Energy--"the number and nature of exchanges among team members"--with more interaction being better.

- Engagement--the distribution of communications among team members--with more equal distribution being better (i.e. communication isn't being dominated by one person or a select few).

- Exploration--this is the communication between a team and other external connections--with more outreach being better for creativity and innovation. 

For all of us, communicating is as much about the way and how much we interact with others, as with what we actually have to say. 

That's not to say, that what we have to communicate is not important, but rather that the mere act of communicating with others is itself a positive step in the right direction.

We have to genuinely interact and connect with others--it's a critical part of the influencing and teaming process. 

Only then, does honing the message itself really make the difference we want it to. 

People communicate with other people and this happens in  a very direct, personal, and emotional way. 

There is a Jewish saying that my wife often tells me that her grandfather used to say, "what comes from the heart goes to the heart."

I think that is the correct notion--sincerity is at the core of it takes to really communicate effectively with others.

Meeting Busters, Come On Play Nice

The Wall Street Journal (16 May 2011) had a interesting portrayal this week of the various types of people that tend to spoil meetings. 

From low to high on nuisance level, these were as follows:

1) Jokesters--"cracks jokes, appropriate or not." 

2) Ramblers--goes on and on and often off topic.

3) Dominators--dictates to others with their opinions.

4) Naysayers--derails progress with negativity.

5) Plotters--passive-aggressive undermines decisions.

From my experience, I would add a few others (in no particular order):

6) Politicians--focuses on coming away looking good instead of on resolving issues. 

7) Positioners--vies for a bigger piece of the pie, whatever flavor it is. 

8) Honorees--comes to take all the credit, and politely thank everyone for their support. 

9) Bystanders--shows up, but can't or won't contribute anything of value.

10) Bewildered--unsure even why they are here, but were told to just show up. 

11) Malcontents--they are unhappy and they show it, so who cares anymore. 

12) Socializers--shares personal tidbits and whispers about where they want to go lunch or for happy hour afterwards. 

For all the meeting attendees out there, life is not a box of cherries, but you don't have to make it the pits! ;-)

Candy Dish, Come and Get Some


I saw this brilliant piece in the Wall Street Journal (20 March 2012) about building relationships with sibling "rivals", but in my opinion the advice has much broader implications for growing our relationships for how we deal with others in life.

The article describes about how one man sends his brother, with whom he has been fighting with for years, the following story in an email:

"Two men had a stream dividing their properties. One man hired a carpenter to build a fence along the stream, but the carpenter built a bridge by mistake." The brother then wrote, "I'd like to walk over the bridge."

Wow! This is a very powerful story.

We can choose to build walls to separate us or build bridges to close the divide.

This can be applied to so many situations, where building relationships has a genuine chance or can be a lost and forgone opportunity.

In the office, for example, some people choose to put up proverbial walls between themselves and others. They do this by closing their doors, scowling at others, putting up signs that they are having a bad day, or perhaps by literally surrounding themselves with the accoutrements of their office (desks, chairs, appliances, mementos) and sending a message of a clear distance between them and others--almost like they are circling the wagons and no one will get in without getting shot.

While others take a different approach and are busy building bridges between themselves and others. For example, they regularly say good morning and how are you, they have a true open door policy, they may even have a candy dish or other enticements for others to stop by and just talk. They are open to others to share, collaborate and to build relationships.

Thus, just like with the two brothers, the conflict between them can turn into a hard and deeply anchored wall that closes all venues or the opposite, a bridge that connects us.

Think about it as building or burning bridges. When dealing with people who are really not deserving of trust, sometimes there is no choice but to separate and "live and let live," but when dealing with those with whom a real relationship is possible and even desirable, then start building those bridges today or at least take a first step and put out that candy dish. ;-)

Soft Skills Complement Hard Work

Having professionally been around the block a couple of times now over a 25 year career, I can say with some conviction that soft skills are some of the hardest and most important things that you learn and which you need to succeed both personally and professionally.
Soft skills are often equated with emotional intelligence and interpersonal aptitude.
They includes a broad range of abilities--everything from diplomacy to dependability, social graces to skilled communications, conflict resolution to constructive feedback, and friendliness to relationship-building.
People with soft skills are able to work well with others whether they are influencing, selling, negotiating, strategizing, or problem-solving.
As a manager, soft skills also involve effectively delegating and empowering your people to perform and feel good about their jobs.
While soft skills emphasize relationships, hard skills focus on the task.
One mistake many people make is that in an effort to get a task done in the short-term, they sacrifice important long-term relationships--i.e. people burn their proverbial bridges, which makes getting things done over the long-term much more difficult, if not impossible, and also not very enjoyable--since you've just alienated your most important asset, your team!
Essentially, the key to soft skills is to treat people with respect and goodwill, always!
The Wall Street Journal (5 May 2011) describes how some top business school around the country are "getting it"--providing their students with soft skills business courses.
Schools like Columbia, Stamford, and University of California at Berkeley are teaching their students not only accounting and finance, but also the "soft skills...important in molding future business leaders."
Additionally, in my experience, post-graduate leadership courses such as from Dale Carnegie Training, The Center for Creative Leadership, and others provide solid soft skills training background.
However, in my opinion, the real learning takes place in the classroom of life--when dealing not only with colleagues, but also with family and friends--when you see what works and what doesn't.
We are all connected to one another--as children of G-d and neighbors in the global community, and the way we get along underpins our hard skill successes.
Soft skills should never be equated with being easy, "sissy," or unimportant--the investments you make in people are the most important investments you'll ever make.

Selfishness and The Paradox of Emotional Intelligence



I was fortunate to be in a terrific leadership development class this week held in coordination with University of Virginia, and one of the instructors shared this interesting explanation about the four levels of emotional intelligence (EI), which I have put into the attached graphic (note: there are other variants of this).


Essentially there are three levels of EI that have to do with “me”:

1. Self-Awareness: Being cognizant of one’s own emotions, thinking and behaviors

2. Self-Management: Being able to control negative displays of emotions, thoughts, and behaviors.

3. Self-Direction: Being able to positively choose emotions, thoughts, and behaviors.

These three levels are steps and maturity in the development of a person’s emotional intelligence.

Then, for those that are able to “breakthrough” to the next and forth level having to do with “others” (instead of “me”), there is a fourth level called:

4. Empathy: Being able to understand, share, and identify with the emotions and thoughts of others.

The idea here, as another instructor stated, is that we close the [emotional] gap with others through empathy and disclosure.”
However, in order to get to the stage where we can genuinely connect and empathize with others, we must first work on ourselves.

From a leadership perspective, I think this model of emotional intelligence is very valuable, because it provide us the framework for maturing our emotional self-development starting with basic awareness and advancing toward gaining control over ourselves and ultimately being able to have meaningful understanding for others.

It is only with such understanding of and connection with others that we can create the foundation for successful teamwork, innovation, and improved performance.
Where are we failing on EI?
  • Being so busy with “the daily grind” that we don’t have the time, energy, or capacity to do justice to the relationships in our lives.
  • Lack of mastery of the “me”—we lack self-awareness and are not in control of ourselves.
  • Narcissism that leads us to ignore the others around us and therefore leads us to have difficulty relating to them.

All of these, in a sense, represent a huge life paradox. We are taught that to succeed we must work on ourselves, and in turn we have become a self-focused society.


We have learned that success means being perfectly educated, thin, fit, married, earning a huge salary, and so on. But we are so busy thinking about these goals and looking at them as pure achievements to be marked off on a list that we lose sight of the process. And in doing so we actually become less effective at the things we are trying to do.


The process is about becoming emotionally intelligent—about learning the skills of self-control, self-management, self-direction, and ultimately empathy.


In fact, to succeed—and to find meaning in that success—we must give meaningfully to others in time and energy, rather than just taking for ourselves.


Ultimately, it doesn’t have to be a “breakthrough” event to empathize, give, and build healthy and productive relationships. Regardless of how much money or prestige we achieve in life, I believe that achieving the “us” rather than only focusing on the “me” is truly where the biggest payoff is at in life.

Life Isn't Always What You Expect

A big part of leadership and of life is understanding that things are not always what we expect. We have to be prepared to deal with strange and unusual circumstances. This is where emotional intelligence and a sense of humor come into play. So be careful the next time, you decide to look "under the covers". Have a look at this one.
